In addition to ramming the gates, have a second ram to take down part of the palisade too. Send your units in through both access points to reduce that bottleneck slog of a fight just inside the enemy settlement.
I know this is an old play through, but I thought I'd mention that the Shrine of Bacchus ultimately causes the governor in the city to pick up negative traits. Anybody can enjoy a drink, but nobody likes a drunk.
If you want to keep the command of your troops just before the battle starts leave the army and then join the battle separately. I've found it to be helpful.
I’m just now watching the series, and you probably already know this now, but you can raise relation by offering cash. $10K will raise relation by ~10, until you get +30 relation, ten it starts to drop off to 5 relation per $10K. You could always gift your unicorn as that is worth a small fortune.
So i dont know if anybody answered the fiefdom barracks question but i think i know what to do. Fiefdom barracks is unlocked through a series of buildings. If you want them in a city, you need to build the governors quarters and then i think it should show up. After the governers quarters are built you have the option to build the stewards hall. After building that i think you can unlock fiefdom barracks.

You are being too Picky while creating an army. Just make an army and go on offence. AI will take & loose settlements. You will have to take the charge. -Only way to defeat ironborns is by attacking their home. Once you attack, the rest of North will follow & Iron Island will fall. Try taking Dreadfort & Twins for yourself & buy a valerian steel sword since you have the money.
Do you plan on limiting yourself to mountain settlement only for this playthrough? You'd still get to conquer non-mountain settlements but you'd have to give them away to nearby allies. Also I appreciate giving a close look of the units, not many youtubers do that nowadays since the mod is old.
Hey I commented on one of your videos back a couple months ago, I'm glad your lets play is still so eventful and wonderful to listen too and enjoy. I remember hearing you tell about how your life was changing and back in the day on your lets play but now i have to say its really quite something to be able to enjoy your content... keep up the good work general incompetence!

Hit and run attacks on individual armies, bolstered by raids on relatively undefended settlements to train your troops and keep the foes spilt off from their main offensive?
