When you were talking about Thriller Bark allies, I think you forgot one that has a very good chance of happening in the end. Lola! Let's say she ends up meeting up with Chiffon and Bege and convinces them to help out the Strawhats after all she went through on Thriller Bark. Back to allies not mentioned that feel likely; we have the Dressrosa royal family and army, we have Alabasta and Kousa, the Kung-fu dugongs, honestly the list could go on forever. Hell imagine Mihawk controlling an army of the humandrills? The possibilities are endless here!

There's one more angle of this you forgot to mention: the final party. I'm sure at the end the whole world of One Piece will come together to celebrate. Picture it: Franky exchanging drinks with Señor Pink, Zeff meeting Pudding, Arlong apologizing to Koala, Fujitora and Zoro drinking sake, Luffy and Bon Clay meeting again...

Wouldn't it be cool for the final war to be like the Suikoden war minigame? Imagine 2-3 charcters teaming up in one unit. A mounted unit lead by Leo and Heracles for Tontattas on Giant insects or like Ideo and Apoo teaming up for the long-limb infantry battalion.

If Skypiea is to come back in a big way, a bigger version of the Arc Maxim is made like a spaceship which will ship the people away if the world starts to flood. The people will travel in space and reach a planet - a planet we today call Earth

I wouldn't mind that, but I'm more of a fan of the fighters doing that, some of the non fighters might train just to fight too but I think most would either, like Nojiko, keep on doing their usual thing while hoping and praying for the fighters' success or help out, as you said, in logistics, medical assistance and non fighting roles. I do however agree that Oda showing everyone is a tribute to the journey we were on and it's literaly "the friends we made along the way" saying in picture form, I liken it to the breathtaking world of One Piece video that sadly got taken down but is thankfully being preserved by a reupload and all the reaction videos it got, only without motion, sound, and with people and tid bit of places. And I'd like him to do this again during said final war, to show us who we're fighting for and who's fighting with us. He should obviously do it in the epilogue as well.

Well Kaya did say she’d become a doctor so she could take care of Usopp if he got hurt. After all, the revolutionaries could probably use more doctors, that could be a way for her to see Usopp again. Nojiko I could see sneaking off to support Nami. Iceberg and the shipwrights showing up too thinking Franky somehow became a part of the Sunny 😂

Zoro can lead perona and the bounty hunters, sani the ccoks and okama, chopper will head up the medical staff and so on. I can't see it going any other way now tbh
