I've been leaning more on reference material for my figures which puts me more into a life drawing mindset rather than a development/design mindset. When working with references it's best to do some studies based on the material you chose, then put it aside and just design based on what you know and learned. I find that it's easier to achieve a better output if I stay focused one specific task at the time. Trouble shooting your figure pose and also doing design with characters, props, and environments all in 25-40min. It's a lot to ask. Break down the larger task so that it becomes manageable. You'll get a better output.
