VIDEO CORRECTION: At 3:22 min - the starburst is mistakenly called a Kanban Burst. Please note it is actually a KAIZEN BURST. At 11:40 min - pulling the order should be 200 units NOT 175 units. Why? The 25 units that currently exists are the old version. They will have to be either reworked or destroyed. Thank you for watching.

Nice presentation, but...... My biggest area of concern with the mapped process is that you are shipping 25 "old" revisions along with 175 "new" revisions. It may be insignificant based on the type of revision, but could be substantial if a complete chapter was added. I think that deserves a huge Kanban Burst.

Is there a value in mapping the existing process or does it take the focus away from the the To-be state?

It depends on why you are doing the future state map. Is it for improvements? Then yes, map the current state so you ensure you don’t repeat activities that don’t work or are inefficient. Cheers.

Question, the 25 originally in stock, if they are used in the final delivery are these not old versions? The Value the customer has is a set of the most up to date books at a basic level ? Great video, learnt more in 19 mins than hours of reading.

Hi Maam, i have a question - As per the Diagram i guess you just took one Unit of Books which is 6 books so that value added time and non value added time is for only 6 books which is 1 Unit. What about the 175 Units ? Should we multiply the VAT and NVAT with 175 or Not ? Could you please reply.

Hi Kamalpreet, thanks for your question. You need to take a look at the batch size, that being the total items completed in the process step, which in the video would be 6 books. Have another look at the video starting at 7:41, this should help clarify things for you. Thanks for watching, cheers!

Traditionally Value Stream Mapping is done for operational models. However, like any tool, you can tweak to meet your needs. The goal is to document from start to finish at a glance. Is Value Added Time really equal to the time for one unit from the batch to be completed? I was always taught that VAT is the time to transform the product from inputs to output and does not include waste or non-value added time.. The time to complete one unit includes both the VAT and non-value added time (ST + CT + transportation + inspection, etc.). Does this make sense?

Hi Mike, thanks for your question. Assumptions are key to answer your question. First...a VSM is a snap shot of the overall process from true start to true finish and is used to figure out where you need to do improvement activities. As a result VSMs are not meant to be perfect. In fact, it is highly recommended you draw it out with paper and pen. Putting it in a diagram as I did is truly a waste...but I did it for the video. The goal of the VSM is to get general information so you can figure out your area of improvement in the overall VSM. Second...when you collect your data for your VSM, you are going around asking for general information for a process step that will have multiple steps/activities within it. Most of the time organization do not have this type of data so when you ask for data for the overall process you need to make the assumption that what is being done is being transformed once. Remember, we are collecting high-level information to help us figure out where we need to make improvements. Last, when you have the overall picture/snap shot, you then decide what area you plan on improving. This is when you get your detailed data through detailed process mapping. It is at this point when you will get your true VAT time as you will have the right level of detail to identify what is value added and non valued added by identifying the waste in the chosen process. I hope this provided clarity.

I have one question if it's given in question like operator no available fir 20% time or something like part from this machine do defect for 15% of time than does lead time and other get effected? Do we need to show the calculation for that in VSM diagram??

Hi Rudresh, thanks for watching and for your question. The visual will not change based on the data provided. The data you collect in your process flow, based on what you choose to measure, may be affected because you are collecting data in real time. Hope this helps to answer your question. Can we use this VSM to the bond warehouse. It's doing only storing air cargoes and dispatch if the consignee requirement. Not producing finished good or value adding.

Yes...VSMs can be used for any process just remember that VSMs are used to identify what areas you want to improve, process maps are used to get the details of a chosen process within the VSM which will allow you to identify waste and ensure the choose process is truly value added.

Bottlenecks always have high inventory levels sitting before them. In this case all processes have same 6 books regardless of the differences in cycle times, this is unreal. I would consider wait times as part of the process times and highlight % of wait time in each stage, that would require a deeper mapping in some processes. But keep inventories as they really are, some processes may then be shared with other value streams

The key to remember with valuestream maps is they are a snap shot of a point in time. So if I valuestream a process today, my data collection values may be different next week. VSM are a tool to help see the bigger picture and determine where you may need to do some additional deeper dive analysis. Regarding wait times…these are silent process killers. They must be called out separately. If you combine them they get lost amongst the other data. Fixing wait times has its own nuisances. Last, this example is a process for editing and updating a book series content (6 in total) this is why it’s 6 books in every process step. Cheers!

(I realize that is what you CALLED the video). Seeing the example worked out helps me learn how to apply it to my circumstances. Other videos, which merely show the viewer what diagrams look like aren't NEARLY as helpful. Great job! And if you had not sent 25 out-of-date books to the customer, I might not have written at all! Ha!

Thank you for this really interesting video. I have a question please, does VSM tool apply for a procure-to-pay process ? I mean there is an issue with the payment cycle time that is so long that suppliers don't want to deal with our company anymore.

Hey Adriana, Great Video ..How can we do a VSM for a process which has parallel processing steps. Any place that i look at to understand.

@SudarshanKR It depends on what the step is. Since VSM follows the transformation of a product I would challenge whether the process you want to document is truly a parallel steps as it is difficult to physically transform a product in two place at the same time. Are you referring to QC testing that may occur at the same time or a part that is produced on a different line that gets assembled to the product in the process you are documenting? If it’s QC testing put by a box in the middle of the map and have arrows going back and forth to show which step does the testing. If it’s a part, put a box and call it warehouse and do the same arrow concept as QC as most parts that are added to a product usually are stored in a warehouse until use. Hope this helps.

If you are mapping a complex SwitchGear build and there is waste within an assembly process, such as lack of materials. Do you categorise the waiting for materials as NVA within this part of the assembly and the actual building of the SwitchGear as VA? If so do these constituent parts, then add together to form the Cycle time for that part of the Overall Assembly? (NVA + VA = CT?) Ps thanks for the upload.

@williambarr Thanks for your question. Unfortunately for me to answer it correctly I need more info. I will make some assumptions and give a high level answer. A1- waiting is one of the seven wastes. All waste is deemed NVA. When streamlining, the goal is to either eliminate, reduce or simplify. Building a part is NOT considered VA as the steps to build may have waste in the process. For something to be considered a VA activity it must change the function of a product or service, one time to meet the customer requirements. A2- Cycle time is the total time for working on a product getting it transformed and ready to ship to the customer. Cycle time = net production time divided by number of units produced. Dear Adriana. Thanks a lot for the video. I`m doing the value stream mapping for a production line. I understood VSM is a snapshot but I`m worried about the variation of data because I will take decisions based in this snapshot. After making the VSM, should I collect more data (from ERP and production records) to have a better estimate of cycle times, wips, lead time? Please, can you make a video talking about the use of takt time in VSM ? I have one more doubt. I`m mapping a production line that is dedicated for two products. The process is identical for both products. But the batch sizes and cycle times of these producs are very different. Is not a problem mapping only one of them and deciding about bottlenecks and lead times based in only one of the products?

VSM is a continuous improvement tool. The key to all CI tools and activities is quick and crude is better then slow and fancy because you will always have the opportunity to review and streamline again. The snap shot and improvement activities are meant to be done quickly. Data constantly changes. If you really need extra data then just review the last 3 months or better yet collect current data for the next 3 months which will give you higher data accuracy. Data collection is important BUT it can also impede progress. You will need to balance data collection with needs.

Great video, Adriana! Can I ask why you are considering the total time within each process as value added time? The value added time in step one is only 30 minutes but then you’ve taken the entire 180 as vat in the time flow underneath. Is it because we’re just looking at the process holistically for now and then deep dive with root-cause analysis later on?

Thanks for your comment. The VAT is 30 min per book. VAT is the time it takes for one unit from the batch to be completed. Because we have 6 books the TT is 180 min which aligns with the definition of total time--the total time for the batch to be completed for the process step. Process definition at 9 min mark. Hope this helps.

@@AdrianaGirdler do we take in account 70% uptime of QC process in calculation of total lead time? so it would be (60min * 6books) + (100/70 * 360min) = 511min instead of 360min
