I watched the video half a year ago and thought to myself, “eh it’s not gonna work for me, how would I live without all the neat PROJECTS”. So 6 months later I’m here on purpose, because I see how useless and sometimes overwhelming turns out to be the project oriented system for personal daily use. Thank you so much for revealing your setup. I appreciate it a lot, and it helped me to improve the quality of my daily life tremendously. I wish you all a productive week 🙏🏼

It took me a while to get used to doing things this way. But I knew the most important thing was doing the work, not necessarily having beautifully organised project folders.

I like this system a lot! I had projects previously, but it was really just to capture things within an area of focus. But I only used that to group similar tasks, not because it was a project. This simplifies things and helps keep things moving down a "pipeline" (timeline).

First it sounds a bit suspect to me. - But than, after 2 weeks, it works perfect. - Now I have a system that allows me to focus on my really important tasks (for me, that never works on a project-based GTD-System). So what can i say: Thank you - I am happy again working with todoist :)

This is pretty much what I do with a Bullet Journal. I find though, at times a paper journal works better for me and then I go through other times where a digital version works better for me. Right now it is digital, so I set up my Todoist pretty much the way you have. I do need the projects still but I set them up more like an outline and I put them in the Inbox. So, I have my Brain Dump (the inbox) with my outline below. Then I can just transfer items to This Week, Next Week, etc. I've also made a Today folder, which seems redundant but I won't be transferring and routine tasks to it, so it will only show Goal-related tasks for the day. If I want to see all I can use the preset Today button. Anyway, thanks for the video. I think it will be very helpful to use Todoist this way

Awesome job sir. I love this setup so much I will start implementing it right away. Many of us are still a bit confused about how you use google calendar with todoist. Your video explaining that was great, but a second video would be amazing.

I personally don't use Google Calendar with Todoist. In fact I don't use any calendar with Todoist. For me my to-do list and calendar are separate.

It's what I have found, Claudia. It's speeded up my weekly review and it's a great way to keep you focused on what important and takes away a lot of the project management GTD tends to cause.

The time lists approach can work pretty nicely with projects and labels, actually: Use labels for projects instead. Click a label, get that project's task list. But you're just managing the physical lists themselves and using the label to generate tasks, as was originally intended by David Allen, if I've understood correctly. If it's easy to drag and drop tasks between labels and mass delete labels from all tasks in a view, you can impose this timing system as labels onto an otherwise project list type structure. Haven't tried it yet in practice, but at least in MS To Do you can just write #ProjectName to the end of the task and clicking that tag brings up a search with all similarily tagged tasks. Now just make a list, put project tasks (ie. just #ProjectName) in there and you can summon up a project list with ease. Happens to solve some limitations of the program pretty well: I love the ability to "My Day" a whole project in Marvin: That way I can work on what makes sense in the project and see the individual tasks in context. Can't do that in To Do, but if the entire project is one task? I can My Day that project, click it and see the project as a whole. Dismiss the search and I'm back in My Day view. Allows me to plan the week ahead of time - I can schedule tasks/projects with "do dates" to the future in Marvin, no such luck in To Do. A This Week list would solve the issue nicely and make scheduling a drag-and-drop thing vs. managing timing via tags. Better to manage projects as tags, easier to manage and need to adjust them less often, if ever. More hierarchy: If a project is a list, To Do, as many task managers, offers list group/folder and list for hierarchical depth. With projects as tag-tasks, we get list group>list>#ProjectName>#SubProjectName (you can tag subtasks). Suddenly things might work out instead of being frustrating. This approach won't work with literal shared lists, of course, since your tasks are bound into a project by the tag, not the list and you can only share lists. But if you just need a coherent task list for a project and don't need to share the actual list data with your task manager's collaboration feature, a project-as-tag approach lets you maintain a "project list" and still work this way with time-based lists.

For me, I don't need project lists or labels. All I want to know is when a task meeds doing. The work I am working on itself tell where I am in a project and what I need to do next. Keeps things very simple that way.

@@Carl_Pullein Yeah, with your lines of work it's definitely that way. Mine, I probably need projects in some way still, but the time-based lists seem convenient so I'm just thinking out loud on these things.

Hi Carl, I am now in such a mess that I am using this weekend to resume my stalled Time Sector Course while overhauling my Todoist to the method at the same time. I have SO many projects, labels and general gumpf in there! #Overwhelm #Confusion reigns!

Sounds like you need total a step back, Eileen. Do a re-set, get all though projects into your notes app and focus on what you need to do and want to do today.

I think for my personal life this is a much better system than GTD. I could never get myself into that (as it seems many others struggled with). My current work system that has taken me 2 years of trial & error (and still gets tweaks from time to time) wouldn't work for personal life either as it is SOO customized for work only. When I finally launch my own business I think this system will work for that as well. Or a combo of that and some of my processes from current work system. Pretty excited about the possibilities here.

This system seems much simpler that GTD. I'll need to try it out. I have been struggling with how to get GTD working for me for the past few years because I keep trying to shape it to my needs and get cought up in too many details. The end result is it became a daunting task just to do the GTD management and motivation is lost because it's now something I don't look forward to doing. Instead, I just get busy and don't even look at my list except when I remember to do it (snd feel like it). You say it may not work for everyone but maybe there is a way to adapt this system to work with projects and keep it simple. Of course, if I try to adapt it, I'll probably kill the system and be back to the same problem I had with GTD.

My filter layout hasn't changed, Bas. My filters have always been built around dates and flags, so as I still use flags and dates, my filters have not changed.

Great stuff as always. Thanks Re. Projects: This week next week etc. I have these all in one project called Date Planning which is set up as Cards (columns for each of these items) I can then review this weekly and drag and drop between the columns. It works nicely. The shame is that Todoist won't allow me to have tasks appearing in two projects as linked tasks. This would mean that say "Watch Carl Pullein on RU-vid could appear in my Weekly column and in my 'Training' Project. When I say linked it means that if I complete one the entries then both are marked completed. This would make my way of working ideal for me. I use projects as well as this enables me to quickly check tasks within them. So Finances would be a project where I can quickly view tasks and cyclical tasks.

Hi Kevin, I think from Todoist’s point of view, if you want something to show up in two lists, then that’s what labels are for. One of the many experiments I’ve played around with over the years is finding that perfect balance. Failed every time though.

Carl, I’m very interested in this approach. I have projects but they are basically just folders of tasks (Home, Work, Church, etc.). I know you’ll probably be going over this in future episodes but what does your weekly review look like? On Sunday do you simply look in NEXT WEEK, move them to THIS WEEK and add a date? What about the tasks that you didn’t get to, do you just leave them in THIS WEEK and update the date? Lastly, you’re obviously using priorities and I’m assuming your filters (Today’s Objectives, etc.) must query against those? Excited to see more!

You're right, Chris. Essentially, I just move next week's tasks to this week and add a date. I discovered that I need to keep things down to below 30 tasks in total in This Week's folder so it doesn't take long to date things and I always have my calendar open to tell me how busy I am.

With this system, what have you set as your Start Page in Todoist? This looks like it could be exactly what I've been needing. Is there someplace where you have described the full setup for this system? Is this setup taught in your Productivity Masterclass?

Hi Charles, The only thing that has changed in my start page is I no longer use @waiting for. That was not because of this system, it was simply because I rarely had anything I was waiting for in Todoist. This video and the video I publish last Sunday are the current videos describing this set up and I will add a couple of classes to the Your Digital Life 2020 update. The Productivity Masterclass course is more about doing your work on a day to day basis using workflows. It’s about building in what you have decided is important and making sure those things happen. Hope that helps.

What's the difference between Next 7 days and This Week folders? This week is in the projects section which I thought you said you don't use. I'd like to give this system a try because I liked the idea of GTD but spent the last few years trying to figure out how to adopt it to my needs without success. Too much planning and many more decisions added to my daily routine is not motivating me to stick with it. This system seems much simpler and appropriate.

If you look at your Todoist today, you will see "Next seven days" has now been replaced by Upcoming, which is similar but at the same time different. My THis Week folder is my holding pen for tasks I have decided to complete this week. It allows me to focus on what's important this week and not allow tasks not relevant to this week cloud my focus.

Thank you for clarifying. I was just trying to make sense of it because I'm not a TodoIst user. I am trying to adapt the same principles to the Microsoft ToDo app for Android because it integrates with my Microsoft office email. If I flag emails in Outlook, I can see them as task items also in ToDo. I also downloaded TodoIst to get a feel for what your method might mean for me. Now I understand a little better. Thanks again.

Haha, I guess we are all evolving our systems. But my foundation has not change. I still collect, organise and do (COD) I still do the 2+8 Prioritisation. All I have changed is the way I organise my folders and that is always a personal choice and what works for you.

How do you handle your clients using this new approach? Such as client-specific tasks that you need to track and complete? If you don't use a project or label for the client, do you just add the client's name as part of the task itself?

I rarely have that many client specific tasks. I sometimes have a task like "Do invoice for client A", that would go into my inbox and would be done before I close out the day though. I also occsaionally have a task like "Send Yuna a copy of this week's reading list", but again as it's a client it's a priority and would be done straight from the inbox.

Hello Carl, I think the new setup is extraordinary. It works in line with Agile Results (J D Meyer) and I love it. I would like to ask whether you will have an additional video on how the current filters are set in this layout? Today's Focus vs Today's Objectives? I tried to come up with the query for each, and I find it well, impossible ☺️

Hi Annez, my filter haven't change. I've always based my objectives and focus tasks on dates and flags. These still work in my new set up. As I still have a routines project I can exclude my routines from my daily lists very easily. I will be doing a video on this this week though.

I'm sure this works great for people but I have to use projects for categorization. I just think this would create a mess. I just like seeing similar tasks together. With old low priority tasks, I remove the due dates and turn them into subtasks under one task. Now with the new multi calendar support, I have more projects I can sync with Google calendar. And with tasks that I really don't need to time block, I create duration labels. For new users don't go crazy with subprojects. I know some of what I'm stating is obvious but just wanted to share my opinion :-)

Hi Ricky, For me, I realised I cannot "do" projects I can only "do" tasks. When I began my productivity journey in the early 1990s I didn't organise by project then and I had a lot more, what would be called "projects' today back then, and everything worked brilliantly. It has been the introduction of projects that has complicated my system and has always been the cause of a feeling of busyness and overwhelm. Since removing them and just having a set of tasks I decide I want to do today, I haven't felt any busyness or overwhelm and I haven't missed a thing. (but that might just be because this is new and I am watching it very carefully)

The focussed 10 is a filter view of what? You mentioned in the video is the same as your golden ten. (The ten minutes that you take the time to plan out your next day) IN this video you mention, that is the areas you want to focus on and this week focus. I assum it is a filter view with p2 task , not today ?

@@Carl_Pullein It's total lockdown here in the Philippines and I thought it best to review Your Digital Life course and your Todoist videos. I have been using todoist but lately struggled with the projects, labels and filters. I think this new method you shared is exactly what I need to get a better grasp of my to do's and to simplify the organizing and doing phase. Love your work!

Its the first time I look around to see how other apply GTD, I realize that I dont use concepts or projects. All tasks are considered in a "time " point of view. In any case, I still see little minimalism in this program or system... thumbs up for the continuous improvement

My filters haven't changed at all. My filters have always been based on flags and dates. None of that has changed.

how do you know what projects you are moving on? in my case a project im working on is setting up a chess activity at work. how would I translate that into you system? 1 decide on the next best step. Make task and decide when i will do it? And in objectives and purpose is where i describe what my life or what a complete project would look like?

Hi Senhor, I don't have any long term projects. Projects I do have a natural progression. For example, if I am developing a new course, I begin with the outline. So, I have a task that says work on new course outline. Once that's finished I need to schedule a day or two in the studio and write the course file and workbook. That's just three tasks. I know when each task is finished. I do not need to micro-manage the project. I know where I am because the task is not completed until each step is complete. All I need to do once I have finished a session of work is to change the date on the task and move it forward until the task is complete.

I have heard you mention before that your routine tasks don't move you forward before. I would argue that routines are the most important of all tasks. They ensure that the most important things get done on a daily basis. Anything from brushing your teeth to writing a blog for the day. If it weren't for them, I'm not sure I would make much progress at all. Though, perhaps your routines aren't critical for your long term accomplishments?

Ah, my routines are things like take out the garbage, do my daily admin (expense reports etc) give my dog his medicine and clean the kitchen. Things that really do not take my life forward. However, my areas of focus do take my life forward and these would include tasks such as write my weekly blog post, plan my RU-vid videos, reply to my RU-vid comments etc. These tasks repeat daily/weekly etc.

Carl - Love your videos and content! I have a question about today’s video. I’m not sure how this saves time. At some point, don’t you need to examine your “projects” - or just the different hats you wear - to measure progress and to see what needs to be done? Having projects helps me determine what needs to be done in the next week or two weeks. If you have moved that to Notes, haven’t you just shifted project review to a different app?

@@Carl_Pullein Very interesting! I was already using Today, This week and Next week via the priorities label (p1, p2 and p3). Though I still like to have the project view as well. But what triggered me is when you said your projects have a natural progress. Does this mean that all tasks in your projects are sequential? If so, I can imagine that this is manageable without using projects. I'm not sure though, if it would also work with projects that have parallel tasks. I also wonder if you're still writing down all your 'visible, physical next actions' (as David Allen says). Your actions seem to be bigger than the next action. Like, when you go to the studio. You will need to book it (if it's not your own); write scripts, edit the recordings, etc. These 'smaller' (but certainly not 'micro') next actions seem to be missing now.

@@MaschaVanDeWeer Hi Mascha, what I meant is I know what needs to happen next in a project without having to consult a list. It is obvious. If I am writing report, then I keep writing until the report is finished. If I am planning something more complex like an online course I do the outline first in Numbers. Then prepare the slides in Keynote and then find a time to record the course. For me, each stage needs to complete before I move on to the next stage. It doesn't have to be sequential, but if you follow a natural progression it does become sequential.

The problem is that I can't set the project or even the task to come up on exact time setting .. I am trying to integrated todoist with other programs to execute tasks at specific times. 8:00 :8:05 8:12 etc but it does not work like that. I did programing back in the 90 and remember a tihing or two. Thanks to your videos I learned allot and really admire you. There is something between the limes that is missing and this is one of them. God Bless you -

I agree with something you say. Time ago I have think the context, a lot of times, haven't sense for me. But, do you remove projects? It's difficult follow the progress of them, not for all but I think it is necessary with some of all.

Hi Josep, I don't have any long term projects. Projects I do have have a natural progress. For example, if I am developing a new course, I begin with the outline. So, I have a task that says work on new course outline. Once that's finished I need to schedule a day or two in the studio and write the course file and workbook. That's just three tasks. I know when each task is finished. I do not need to micro-manage the project. I know where I am because the task is not completed until each step in complete. All I need to do once I have finished a session of work is change the date on the task and move it forward until the task is complete.

Thanks Carl as usual. I watched your previous video on Routines and see how you moved away from Labels. For daily recurring habits, what if you don't do one that day, do they pile up and then when you do finish one 3 days later are you required to mark complete the other 2 days to catch up? For example, I'd like to form a daily reading schedule but do miss it. I'd like to look back and see how many times I was able to complete it. Make sense?

Ooh, I've never really liked treating tasks differently. For me a task is a task. It does not matter whether it is related to work of personal it still needs doing. And project generally take care of themselves. There's always something related to the project somewhere. It could be a presentation file or a report in a folder. So I know exactly where I am with a project at any one time. All I need my todo list to tell is what do I do next and when.

I find the system very successful and have been using it for a while. It is much more flexible than GTD and also easier to use. The scheduling you do then in the calendar where you also have the time blocks. But in the first moment it looks more like calendar blocking and not timeboxing?

If you're concerned, you can always use labels to indicate a project. If you find you stop looking at labels you can easily remove them later and run with time based system. Next week I will cover how I manage without projects.

What’s your thoughts on using the correct layout (lists or boards) for a project that has several tasks as milestones in a loan process? By default I use these milestones and check off each one as they are completed and use a due date for the next one. Curious on your thoughts for this?

If I was applying for a bank loan, I'd set up an appointment with the bank and do it with them. If it was an online application, I would just set a single task: apply for bank loan and add that as a single task. The application process would tell me what documents I would need, and I'd add them to a note in my notes app. If I did not do that immediately after the application, I would add a task to send in documents and link the note to the task. I avoid subtasks and projects in Todoist - it's a task manager not a project manager in my mind.

Hmm Well, Evernote is not a to-do list manager and although you can set reminders, it does not do a very good job. Todoist is a great to-do list manager, but a poor note taking app. I believe in using apps for the thing they were designed to do so I do not have compromise or hack things to get things to work.

I use Office 365 so really wanted To Do to work, but it was just too limited in the end. Stupid things like low importance fill-in items that don't get done during My Day, disappearing instead of a simple 'Overdue' list on tomorrow's My Day. Also there's no way to preload tomorrow's My Day if like me you set up your early tasks at the end of the day before. So it's back to Todoist for me. It just seems more intuitive and flexible.

@Carl Pullein Hi Carl, I'm trying to adopt your system as it seems great and just the structure I need right now! I have everything set up but I had a couple of questions about the focused 10 with your week review and calender time blocking. Would you put your focused 10 tasks into your calendar the night before when you make the focused 10 list? Also, you say have 30 tasks max in your week review but you're supposed to try and get the Focused 10 done every day? Wouldn't you run out of tasks by Thursday in that case? Thanks for the help!

Hi Lluc, I don't put my focused 10 into my calendar. I just make sure I have time to do it each day. My calendar is for events that have a specific time and I need to be somewhere specific. If it doesn't have to be done at a particular time in a specific place it does not go on my calendar. I make sure I have enough gaps in my calendar to get the work done. 30 tasks are generally what I can manage each week. That does not include my routines. But there are a lot of other things coming in every day that need doing. You'll be surprised how few meaningful tasks you can get done each week.

Hi Briana, I'm always trying to turn the steps to achieving my goals into habits. So I would create the recurring tasks in my to-do list until they become habits and then I can remove them. I also review my goals list once or twice a month to make sure I am moving in the right direction.

What do you do when the end of the month approaches? Consecutively, when half of the month arrives tasks allocated in this month will be the same to next week, and when the last week of the month arrives, tasks allocated in next next month will be in next week as well. Do you then transfer tasks and stop using specific folders in order to avoid duplicate tasks?

Hi Jorge, I don't overthink it. The last weekend of the month I will go into my next month folder and review the tasks in there and decide which ones I will bring into this month, this week or next week. Generally, I will bring forward around 75% of what's in there. I also often move things over to my long-term folder if I decide not to do those tasks. I also frequently delete quite a few as well. The last weekend of every month is a big review for me. That's when I go through all my folders and see where I am against my master project list (in my notes app) and my goals. This leaves me starting a new month feeling fresh and ready and confident nothing has been left behind.

Regarding the Master project list in the notes app and doing a bit of research in your videos, I realized that I'm managing my projects inside my Reminders app, and how much sense it makes to store the projects in another place. However I have a doubt, do you have your Someday/Maybe list in notes? if yes, do you store vague ideas or are the projects/tasks already clarified? I ask this because I use Reminders app and in your "A Minimalist Way to Organize Apple Reminders"video you have a someday/maybe inside the app Also, would you reccomend Notes for storing my projects? Imagine I have a task such as "Find out what the conference room dimensions are for next week's workshop". I call the venue and ask them and they say they will get back to me. In this instance, the task is not complete. (I don't have the dimensions - knowing those is the result I want) so I reschedule the task for tomorrow. I may add a note in the comment section about when I called and who I spoke to, but the task does not change. Do I have the dimensions? No. So the task is not complete. With your car example, the mechanic would call me when it was ready and I would be reminded the car was being fixed every time I saw the big hole in my parking space.

@@Carl_Pullein OK, Carl. Coming from an ortodox GTD environment, I would probably had a Next Action “Ask for the conference room dimensions” in a @Calls context. After the call, if they had to come back to me amd I needed a folllow-up, I would probably move the item to a Waiting For list. However, I personaly find your method much simpler and proactive, so I think I’ll give it a try. Thank you!

Yes. These days, my weekly review task comes in my weekly routines (although I don't need it as I just do the weekly review anyway) and the Golden 10 is not reviewed because it is just a filter for a specific day. Routines are rarely flagged. Would only flag them if I had fallen behind on one of them.

accentontheoff I have a book on the go right now and the research, notes and other additional reference materials are all kept in a single notebook in Evernote. In Todoist I have a recurring task which reminds me to “continue writing book” and that’s it. As it’s a book and there needs to be a recurring action (ie write) that tasks in now in my recurring areas of focus and comes up every Monday, Wednesday and Friday.

But having a TODAY LIST, and a TODAYS OBJECTIVES and a TODAYS FOCUS and a FOCUS 10 is multiple Duplication of areas to organize and check out. There is no Cohesiveness to it. Being ADHD. I can sense when something becomes complicated very very quickly. I know I am suppose to make it my own, and I will, somehow make it simpler and make it work. But yeah, maybe ask yourself "How can I make this simpler/more streamlined?"

Hi Blair, I don't really use the build in "today" view because that can look overwhelming first thing in the morning. I have a workflow that I use every single day. I begin in Today's objectives. That tells me the two things I must get done today. Then I move to my Today's focus and work from that view for the rest of the day. That ensures I get all my important work done every day. This is interesting :-) I'm always looking for ways to improve my workflow. I never really use projects in private, however, I use projects a lot in my work, so I don't know if this will work for me :-)

The truth is I have about 3 "waiting for" tasks per year so all I do is write the task "did I receive a reply to X?"

This is one area where I use labels. A simple "waiting" label helps. I have a lot of these as well and this seems to help

Me like! Thank you for sharing, Carl. It would be really cool to replicate some of these projects as filters, so that one could get THIS WEEK, NEXT WEEK, and the like - automated in a way? While you have a tight leash on your system, I think the setup you’re showing here requires quite a bit of moving tasks around? Really intrigued.

The only moving I do is at the end of the week, when I do my weekly review, I select all tasks in my "next week" folder and click "move to project" and select this week. And inbox items are moved during my end of day routine.

I think you may have misunderstood.. It’s got nothing to do with “value”. Task managers are just that... “Task” managers, not “project” managers. There are better ways to manage projects.
