After 3 attempts, we finally get the windlass off the Hatteras Yacht. It takes a lot of banging and a lot of PB Blaster but it eventually gives up. It is in bad shape and will need to be replaced.

Here’s a thought from an engineer: use a cut off disk and cut the shaft.

Yep, pretty ridiculous he took to cutting the boat, the thing he is keeping, instead of cutting the windlass, the thing he is throwing out

I thought that as well, but he us going to have the same problem during reinstall. If he buys new or rebuilt...somehow, I don't see how the shaft length would be shorter. Unless the new unit has a 2 piece gearbox and shaft.

I also suspect there is a way to remove the shaft from the drive unit but that unit was so rusty it may have been impossible to disengage it. Most of those type of assemblies have a removable shaft so that you can replace it if it breaks or shears a spline.

The reason I did not cut the shaft was it was easier to cut the bulkhead. The bulkhead was actually two pieces of plywood, held together by a 1x2 plywood splice on the side of the bulkhead not shown in the video. If you notice, I am cutting through a seem that already existed between the two pieces, in order to cut the 1x2 on the other side. The vertical end of the bulk head was held on by a single nut and built. It turned out to be the right decision. I am purchasing a replacement gearbox and shaft from Galley Maid. They told me that the shaft and box come as a single unit, so I would have had to eventually remove the bulkhead to install it. When it comes time to reinstall, I'll show what I actually cut through.

Great job Ed. I was holding my breath while you were removing the gearbox. I knew it would be heavy. Hope you didn’t hurt yourself. I can only imagine how you are going to get the new one in.

Nah, I felt fine the next day. I was winded though. I did not show it in the video, but it took me a while to maneuver the unit into a place where I could lift it out. Being old and having asthma does help much either!

I don't envy the upcoming job of installing the new windlass. I was worried about the effect of pounding on the deck, but I guess that area is a special structure and is reinforced. Working in the chain locker will not be fun. A new spacer, probably. But there is always that satisfaction of completing the project.

I am not looking for to the reinstall. The next video will probably be repairing the damaged core.

@@tryingnottosink9107 But you did get that anchor line out for untangling! That line needs to come out when you want it to. Funny story: These guys had a big teak junk in Palm Beach, went to anchor it, just threw the anchor overboard, and the rope caught something... the anchor came swinging back in an arc and the fluke actually impaled the hull and stuck there! I nearly died laughing! I guess that was kind of mean, but...

Unfortunately, I've been there and done that when my winch also went bad from age and corrosion. I did learn one thing from that project and others which have come up on my boat over the years. It's a good thing to own a sawzall with an assortment of blades......... and a satisfyingly large hammer too...

Well that was sure a tough job getting it out and my guess is it is original to the boat. It took a while for all the metal to rust away. Here is hoping it is an off the shelf model and not special built for Hatteras. It looks like the water seal to the hull broke down and salt water did it's trick on the windless. It's hard to win against Mother Nature. Best part it's off season and you not stranded in some port trying to find somebody to fix it for you. If you can get a Manufacturer and model number you may be able to get a parts list and schematic to show you how it fits back together. Best of luck and take your time, you'll get it done.

Bleah. Not looking forward to doing that job on our 53 Hatteras! I pretty much figure that ours is in the same condition. I knew that it didn't work when we bought the boat last year. I figured that it's a spring job but you've just convinced me to wait a bit!

Ed, Sawzall and a big gear puller (you can rent them). Brute force, while satisfying, can also break things, including you.

patch that old hole with fiberglass and buy a winch that bolts to the deck, not concealed in chain locker, then you can use any brand you want instead of trying to find an exact original replacement.....and you won't have to replicate that 3 inch rotten spacer

Not sure if I could fit one that is strong enough on the pulpit. The space is limited. Besides, the Admiral won't let me. She likes the look of the Galley Maid.

maybe you can just get a machine shop to make a new shaft then have the motor gone thru, new bearings etc ..good luck and that was very dam heavy I have a hand crank one and I can barely lift it..

I am working with Galley Maid to just purchase the parts I need. Still, it will be at least a $2500 repair by the time I am done.

You're mentioning repairing (and recoring) a section of hull under the pulpit. The channel "Sailing Parlay Revival" is in the process of doing that right now on a couple of Sailing Cats, might be worth a watch.

May want to see if you can find a can or two of kano kroil. I've found it to be a bit better than pb when it comes to rusty/corroded messes, and your windlass was a hot one. That was pretty layered up and bound to be a task no matter how you tackled it.

Hey Ed, been trying to get the windlass off of our Hatteras for a few days and then you post this, thanks. If you are chucking this one could I have any of your old parts that aren’t in to bad a shape. I think I have the same Galley Maid winch. What is this blaster stuff you mention?

PB blaster, it's a penetrating oil great for loosening rusted up hardware, you can find it online or at almost any auto parts store if your in the US

PB Blaster is kind of like WD40, but better. It is sold everywhere. I am working with Galley Maid to purchase a gearbox and shaft, so I will be reusing my motor, relay box, wildcat and capstan. If anything changes I'll let you know.

@@tryingnottosink9107 K, thanks Ed, just got motor off but not the gear box, looks like I have to get the coupling off to get the little room needed to not jam on the hull. 2 mile walk to find a pipe and big sledgie, was your coupling reusable? or might mine break?

As someone who has had to removed some very rusted shitbox automotive parts more times than I've ever wanted to, You need to add heat to your tool kit my friend. Amazing job though!

Yet the boat itself will be damaged by heat. That is an extremely dangerous tool for use in these circumstances.

I actually tried a propane torch but did not include it in the video. I think the problem was I needed a second guy with a second torch to get the whole shaft collar hot enough.

@@tryingnottosink9107 nice a additional solution to your problem is go to the plumbing department and get the yellow (MAP gas) can instead of propane. It burns a lot hotter so it's easier to overcome heatsink. Either way, you bossed it nice job sir.

Hi Ed i have hull#1 of the yacht fisherman line.I was wondering if that windless that you removed was a ideal .If so do you still have the motor .Would you like to sell it.Thanks Nick

It was a Gally Maid. UPS lost the motor during shipping and I had to have a new one made. Unfortunately, I forgot to insure the package and I was out $1000.

No too bad, but it will still be a project (video). About 2 square feet will need to be re-cored. All of it is under the pulpit. At least that is what I think. I haven't drilled test holes or used a meter yet.

Its great having a boat until it comes time to fix stuff like this. This is why they have boat shows in the winter. Nobody wants to fix the broken stuff so they just buy a new boat :)

Ok, hammer trick didn’t work, not big enough sledge, undid the gearbox but can’t get it out, stuck at about 6” down, enough for today try again tomorrow

Yes you are but we are currently in Bonaire on our way to the Panama Canal and parts are hard to come by so I can’t afford to break anything that’s not broke already. By the way after getting the seal out was it damaged and need replacing? just another thing I’m worried about 🤔

Ok, thanks for the confirmation of nothing but hassles for nothing at the other end. So ill do what I thought - after removing other crap {new to boats - but im raising the roof & extending after cutting cockpit out & using that steel cannabilize to repair rust holes} think Ill chop with anger grinder around my square windless {sides & front} bend whats left {the back} as bent Ill can get the lovey-dovey grinder between roof & windless set up. Utter utter pain. And I dont know why they have big ugly starter motors & not nice small motor with flywheel gear reduction. And regarding heavy hammer, I have lovey-dovy scrap metal solid round bar 75mm dia { in English // imperial = chinese - no offense to goobly-gook!} about 300mm long {ft} and that is handy swinging like a wrecking ball - a language other metal parts seem to understand.
