In my opinion, Ernesto not being Miguel's great great grandfather was predictable. However, him poisoning Hector, and Hector being the true Rivera ancestor was more surprising.
Only the poisoning got me by surprise. I knew from the start Hector would be the real ancestor. Disney isn't subtle. What are the chances that a kid with an ancestor whose family erase from the ofrenda meets a guy on the other side whose family is trying to erase him from memory? It was obvious.
King Candy's reveal as Turbo also kinda reminded me of when Judge Doom from "Who Framed Roger Rabbit" is revealed to be the Toon that killed Eddie Valiant's brother in the past, so it's definitely pretty suprising the first time for sure.
To me, Bellwether being the true villain and realizing that Hector is Miguel’s great-great grandfather were definitely plot twists I didn’t see coming when I first watched them.
You probably didn't notice one very important detail about Bellwhether being the real villain. The very important detail being that Bellwether had Doug's phone number written down on a sticky note in her office, And then later on in the film Duke mentions Doug's name to Judy and Nick. So if you think about it, It's not really much of a plot twist when the viewer sees that sticky note and hear that name. Because you know it's easy for the viewer to put two and two together and figure out that Bellwether is the real mastermind.
That's called good foreshadowing to set up the twist, as not many people are going to catch that detail on their first viewing, yet it adds to the legitimacy of the twist when you find out about it later.
When Rapunzel's magic hair got cut and it lost its power, I was upset at first, but then I realized not only did he sacrifice himself to free. Rapunzel from Gothel, so she couldn't use Rapunzel's magic hair to keep her young anymore, but it's also because he doesn't see her for just her magic healing hair but also because she's an intelligent, brave and beautiful girl I was surprised about King Candy turning out to be Turbo and Wreck-it-Ralph, but Hans turning out to be the villain in the movie Frozen, that was like a clean cut

Actually the plot twist that I liked most was in Tangled that it wasn't the hair cutting, but the fact that the magic was actually inside of Rapunzel, not just in her hair.
Stinky Pete turning out to be the one who prevents Woody from going back home in "Toy Story 2" was also pretty surprising, especially when he appeared so honest and understanding towards Woody until after we see him out of his box.

This plot twist in "The Book Of Life" shocked me the most. 😯 After Manolo thinks Maria died after being bitten by a snake, it's revealed she was actually in a coma since she got bitten once. 😬 While Manolo was the one who actually died after he was bitten by the very same snake twice! 😨 Although I was relieved Maria didn't die, I was angry at Xibalba for cheating on his wager with La Muerte. 😒

I was genuinely shocked at Bellwether being the villain on my first watch. However, much like the other characters, we'd been ignoring her, so she naturally slipped underneath suspicion.
I'll admit that I was shocked too at first, But then I remembered the note with Doug's phone number on it. And Duke brought up Doug's name to Judy and Nick. And so it wasn't really that hard to put two and two together.
I didn't think Mayor Bellwether was going to set up Nick and Judy I was shocked about that! Sometimes when something or someone looks cute and fluffy they end up being crazy and dangerous!
Belwether was not hard to gues, if people knew about the moral called a wolf in sheep's clothing. To be honest Wreck it Ralph 1 was the few modern disney movies that suprised me. Meet the Robinsons had few things that suprised me, like because we didn't get from the start how far in the future Wilbur took Lewis, so it was was suprise people he met was his close future families, and that the 'villan" was his old room mate, and Lewis future self created the real main villain of the movie. Waternoose was a good Suprise Twist Villain from Monsters Inc. Frozen's suprise twist was almost good, if they didn't had ruined it with the scene when Han's fell into the water after he met Anna for the first time.
The main antagonist King Candy revealed to be Turbo in ‘Wreck-It Ralph.’ Enestro was nothing but a fraud and also a traitor to Miguel’s great-great grandfather in ‘Coco.’
We're only surprised that Rapunzel's hair got cut off because it was magic. Her hair gets cut in the original fairy tale too. Hans was only shocking because it made no sense.
I felt bad for those boys who got turned into donkeys, especially the ones who could still talk. And the fact nothing was really done about it. Pinocchio and Jiminy just escaped from the island and that was it. The Coachman and his minions just got away with what they were doing without being caught.
Not adding the lego movie’s twist as they’re all in the imagination of a child relationship with his dad tht one still makes me shocked to this day. I mean, with all the real world stuff such as the nail polish remover, crazy glue, instructions, and other things you can see it coming once you’ve seen it but it’s still genius.
IMO, Vanessa being Ursula isn't too surprising given before her appearance Ursula used a magic spell to "take matters into her own hands." Although predictable, Callaghan in Big Hero 6 turning out to be Yokai after people thought he was dead I think deserves a spot instead.

On one hand, nowadays, I'm tired of "the lead character is related to the big bad" twist. On the other, it was definitely shocking for someone who never got into Star Wars until years later.
Wreck it Ralph shocked me more then all these other twists. Never expected King Candy to be Turbo. I even remember everyone's reaction in the cinema, more shocked faces than I had seen in a long time by a full cinema audience.

While first seeing Zootopia; after Doug and the other sheep henchmen are revealed to be the ones behind the night howlers and when Bellwether finds Judy and Nick at the natural history museum, it was not a big surprise for me that she would turn out to be the mastermind, even before Judy asks her how she knew where to find them
The Hans one confused me more than anything because if they were going to make him the villain why leave in the scene where he quite clearly is alone looking smitten with her. Like they should have chopped that scene if they were going to turn him into the villain.
Vanessa wasn’t really a plot twist in my opinion because we saw Eric’s being hypnotized. But the Hans plot twist really did surprise me. My favorite however was Koda’s mother
Um... The Little Mermaid one is not a plot twist since you see Ursula perform the spell to transform into Vanessa. The biggest clue is the butterfly she uses in the spell.

I love the plot twist in Toy Story 3 where we believe the reason why Woody decided to have the rest of Andy’s toys donated to Bonnie was to give them a new owner to play with them so they wouldn’t have to suffer living in the attic while he goes to college with Andy before it is revealed he decided to become donated to Bonnie alongside the rest of Andy’s toys so they could have a new owner to play with them finally making peace with the fact that Andy had outgrown them (And realizes that if he and the rest of Andy’s toys unless they are played with by Andy’s future kids go to college or the attic will never have a new kid to play with them or get to see the light of day again in a long time.) and would be able to live on his own without them and therefore they could move onto the next kid. Zooptoia and Moana and Monsters’ Inc. also have cool plot twists regarding Bellwether and Waternoose being the villains, Te Ka being Te Fifi and Roz actually being a member of the CDA.

I actually think lion king should’ve gotten an honorable mention, because up until the lion king so far no Disney villain that I can think of actually succeeded in their plan after singing their song. So the fact that scar succeeded (partially) was a big twist and shocks a lot of people.
I remember seeing Coco for a field trip with my highschool. I at first thought Ernesto was seriously Miguel’s grandfather but then that moment when he said “That he loved her so much…My Coco.” I thought “Wait but Coco is Miguel’s-“ and then all the Puzzle pieces came together and I thought “Wait…HE is the person Miguel was looking for this whole time and he didn’t even realize it one bit!” I cried at that moment I also saw Brother Bear with my middle school. That moment when Kota was talking about the hunter that slaughtered his mom I put my hands on my face and thought “Why would you say that Kota…your best friend is the guy who killed her Bro…”

What about Yokai being Callahan in "Big Hero 6," or Te Ka being a corrupted Te Fiti in "Moana"? While those were also somewhat predictable, they were still bigger twists than some of the others on your list.

Most of them were obvious like Vanessa and koda's mother, the one that surprised me the most cuz I had to wait a couple months for the DVD to come out was Hans from Frozen I literally went NO FREAKING WAY😮😲
Andy made a terrible decision giving Woody to Bonnie. She ignored him by the 4th movie, replaced him with a plastic fork, and didn't even notice when he went missing. The 5th movie should be about Andy finding Woody and getting revenge on Bonnie for losing him.
Vanessa, really? Ursula's transformation scene and the sea shell giving "Vanessa" Ariel's voice were dead giveaways. Even if you didn't catch on to that, it's not long before she revels herself to the audience (and Scuttle), anyway.
I love Little Mermaid more than any Disney movie, but I don't feel like this is a plot twist. That is something you DON'T see coming. We saw Ursula transform so we expected this. It just isn't the same.
