Hi, I recommend you review how low the voltage would be when the battery is discharged. For example, in a 4S-18650 arrangement, the lowest voltage is a little bit higher than 11 volts (depending on the specs of your batteries). This would imply that your Zener diodes cannot have the specs you are using now.

What if you put another ZD on 2.2 volts behind the LEDs, so they don't take too much voltage. And will reduce the brightness.

Is this circuit output is ok? I think it's not. While increasing the voltage the first ZD output also rises, the LED become more brighter. Why that ZD not drop the voltage?
