Just a correction, it's better to consider Muichiro became a Hashira when he became 12. Why? Because as we know from the creators, his birthday is 8th August and in the anime/manga, he started training in June, or at least, somewhere in early summer (at least the way I see it, as he and his brother were melting, and in normal seasons, June is considered the warmest of all.) It's also mentioned that he became a Hashira in 2 months since he started training, and two months after June is August. He was either late 11 or early 12 years old, and I think it's fair to say, he was about 12 years old. (Not hating js explaining!!! ^^)

Where you got this information? These are the canon information I know so far: Gyomei was longest reigning hashira for 8 years since 19 years old. Tengen was 6 years hashira, so he was 17 years old when he became one. Kanae became a hashira at 15 as she was 17 when she died and was only a hashira for 2 years. She was also there when Sanemi became a hashira. Giyuu was a hashira while Kanae was around. No specific age when he was promoted, and not specified if he was already a hashira when Sanemi became one. Shinobu becoming a hashira at 16 was 2 years after Kanae died. Rengoku became a hashira later than Shinobu, Giyuu, Sanemi, Tengen, and of course Gyomei, as all were seen in the hashira meeting where Rengoku went in instead of his father when he started to let go of his duties. No specific age indicated. Obanai has no specific time or age indicated, but he wasn’t a hashira yet when Rengoku became one, so he was somewhere after Rengoku. Muichiro became one after 2 months which can be 12 years old depending on what date it is. Japan’s summer is around June to August so since his brother died during summer, he probably became a hashira a few months after he became 12. Mitsuri was Rengoku’s tsugoku. She became hashira later at 18 as she was already 1 year as hashira. So she was the most recent one.
