How to start a pool cleaning business. Pool Rescuers owner Ryan talks about goals for the 2018 year. As the team changes a few things on how billing and pay goes, the team continues to work hard to provide quality work to all their customers.
In this interview Ryan talks about how him and his team will set this year apart from any other year. Ryan explains:
Difference in pay structure
Techs are now responsible for their own billing
Allowing the techs to make their own work load
Giving the techs the ability to make sales and improve
In the past Pool Rescuers has been a salary based pay structure. With having pros and cons, the biggest struggle with salary is making sure every tech performs each day to their highest capabilities. Paying them on a salary makes this very difficult. Ryan Explains the different pay structure.
Difference in pay structure
Ryan explains the new pay structure relating more to piece work, commission, spiffs or flat rate pay outs. The service techs are now paid per pool that they service, being able to write their own checks. Ryan said, "Its a simple math equation at that point, but you need to stay on top of the calculations. " Ryan allows his team to choose how many pools they want to service. Pool Rescuer service techs can now decrease or increase the amount of pools they service.
Ryan continues to talk about how the repairs are now paid out as well. All work above and beyond serving pools all now have different rates or spiffs. Techs can now essentially write their own checks.
Techs are no responsible for their own billing
Ryan explains how techs are now responsible for billing out "Pool Rescuers" for the service work.
Allowing techs to make their own work load.
Service technicains can now make their own work load by how much or how little the want to work. Each service tech and position has a minimum to ensure the business moves forward and continues to grow.
Giving the techs the ability to make their own sales
Ryan continues to allow all his service and repair techs to have direct contact with all or any customer. This allows communication to happen quickly eliminating the middle men and getting straight to the source.

Pool tech here. I work for a small business. I’m 1099 and get paid $14 per pool. We service pools M-Th and Friday/Saturday is extra work that we may have come in like big repairs/installs, tile cleans and drains. M-Th is about 60 pools and my days are about 4-6 hours (depends on a lot of things). I’m happy with this pay structure.

Just pay people what they're worth if your techs go above and beyond compensate then accordingly. Especially if you're 1099 ing your techs at that point they're independent contractors and could care less about camaraderie or the business in general, because we're having to spend a ton of money on truck payments insurance gas supplies basically doing all the work other than billing them and getting a short end of the stick as a tech.

Great videos, we could really use a channel like this especially for the phoenix area. I'd love to see a video on how you train your guys or what's working and what's not working with marketing your doing. We could all save a little money in that dept

The stores in my area (Fl) are wanting to pay techs 15 to 17 dollars an hour. Problem is you can pretty much make that washing dishes these days and not be out in the heat and dealing with customers. Making matters worse is that the stores are dependent on having routes to turn a profit and the freelance guys with no store overhead will always be able to do it cheaper and most likely better. Some stores will offer a higher hourly rate but then expect a hundred pools to be done in a forty hour work week which almost guarantees splash and dash at every pool possible to stay on schedule and eventually unhappy customers. I think what we will end up with a tons of people trying to own there own routs as owner and sole employee. At this point it will become so cut throat that when the smoke clears and they really factor in how many hours they are spending on the business that they will be making......you guessed it 15 to 17 an hour no overtime no vacation workmens comp exempt (get hurt your out of business) Tax head aches etc. Its basically the same situation I was in when I was sub contracting floor covering jobs.

A lot of these companies especially out here in phoenix don’t keep in mind how dirty the pool is, it doesn’t make se se to charge the same amount for a pool that’s clean and will take you 15 min to clean vs a dirty pool that takes a hour to clean for 13 dollars and we have to use our own truck? It doesn’t make sense a lot of these companies are paying with peanuts !!

@@Brandonlopzz The elephant in the room that no one wants to talk about is the fact that the unlimited cheap labor availability that has been going on for 3 plus decades in this country is coming to an end. Unfortunately many businesses are set up on the assumption that this would never happen and are now scrambling for a solution to this problem. Restructuring how you pay will not solve the problem. Paying people more than they can make washing dishes in an air conditioned kitchen will.

@@martinmurphy4852 yeah that’s what I’m referring to, they to make the pay at least make sense why work in the heat all day and bust your behind for a greedy boss who doesn’t care when I can get the same pay doing something in cold AC and not as hard work compared to cleaning pools I see a lot of new pool guys that leave within the first week or two after they get trained they sell us the idea that we can clean 2-3 pools in a hour which would come to somewhere between 30 but that’s not the case these pools out here in phoenix get really dirty and you’re lucky if you finish one pool within 30 minutes at a rate of 13 per pool sometimes we make less than someone who works at a warehouse. Let it breathe

Nice vid bro.... It’s tough now to keep “everybody” happy....work ethic seems almost non-existent ( in all areas and all job markets ). Prices are rising big time on parts/chemicals. Many clients unrealistic expectations! Your spot on though by trying to communicate with them through emails and phone calls.

Great job! You’re sitting next to goldmine next to all those tabs in today’s price 😂 We pay all our techs per pool. Thinking of adding additional incentives for salt cell cleanings etc. All communication to customers is done through email via our service app.

Darryl Griffin thanks for reaching out. This year went well. We are expected to surpass last years numbers here in the fourth quarter. We worked a lot on policies, procedures, and customer retention this year. This was our best year on those three focuses. Next years all about growth. Hope you’re doing well. Thanks for asking

Salary is great. What you should do is pay them extra for the extra stuff they do. Salary in my opinion would be for cleaning of the pools only nothing else.

I'm all for Tech's reaching out to clients if they're going to be anything over a minute late , in anticipation of course so they're not surprising last minute. But I have seen some tech's save contact information and use that to try and start their own side business later on. Or they would cancel jobs and try and reschedule

I have technician talk to customer. The then update in email any conversations as to be documented. If need arises that info is needed for a issue. Test results are done with IDip photometer that has time and gps location. I then email to customers so all email communication is done through one email. If issue same get email forward it and may edit to be more professional. I do salary take your time do job right type of person. Like to keep track of time though. I do the missed/not enough time pools and repairs.

I'm a certified pool guy, 3 yrs. Pay us decent or watch that revolving door hit ya where the good lord split ya. Paid by the pool is the way to go. I get paid x amount per pool, 8$ per filter 2$ per salt cell and 16$ for quad filters. I do good because I know it makes my job easier when I get there next week.

Juice Doctor it’s going to be different in TX from Az. We charge less here to service pools. I’m sure the pay is less as well. W2 will bring in about $8-$10 a pool to start and $12-15 a pool as a 1099

@@juicedoctor678 I get paid by the pool, most start off making 12 or so an hour, alot more with certification. I get paid by the pool now, so I make about 22 an hour. Third year doing it.

"face to face interaction on a weekly basis" ... Exactly. Why wouldn't you want techs talking to customers? I would think the techs having a good relationship with the customer would be invaluable. What was the idea behind no communication? Is this out of fear of employees bypassing the company and working for the customer directly?

Pool Rescuers awesome to know. I'm just doing it by myself, I'm terrified to have anyone else work for me, but it's getting to be too much to handle. I'm working 90 hours a week and still having to turn down work. Any more advice for someone thinking about bringing employees on? Do you let people know the job might be temporary and they might not be needed in the fall?

Chip Jewell the main minimum I have is for the route manager. It’s basically the break even point for the company.

I agree 100% to let the techs have access to the customers. In my experience, it gives the customer a more personal relationship w the people who enter their homes, and shows more trust with your relationship w your employees. Can you have speed without sacrificing quality? If ones job is dependent on quantity over quality. Eventually the customer is going to suffer. Neglected small things eventually turn into big things. Big things lead to big expenses for customers. Will the customer understand? Or will he or she say, what am I paying you for? How many friends of said customer uses your service also? What will they find taking a detailed look at their own pools due to their friends negative experiences? Will they find quality servicing or a polished turd.

Not sure whether to jump right in feet first and buy a small number of accounts. Or work for an established company. Not really trying to get rich just ready to work for myself.

@@jeffhensley6234 learning water chemistry is the best plan of attack IMO. The better you are at manipulating water, the better you’ll be in this industry. As far as jumping in head first (pun intended) buying a route, or working as a 1099 or w2 to begin, that’s something you’ll have to decide. Each one has its pros and cons. It just depends if you want to take risks or play it safe. I do believe that no matter what route you take, choosing to become a tradesmen, learning, and constantly progressing, is the way to go. Becoming rich is relative. Owning your own business is very rewarding. But it’s a crazy ride. Hold on tight

Just had a question for you I am a middle-aged man that is thinking of buying a 40 pool route for 84 thousand and it is close to me in tx. I am just in the preliminary stages of the sale. but I will not be doing the work myself I have a full-time job doing other work in the medical field but I have always loved water and swimming pools. My issue is I need to hire a tech from day one and find someone reliable is there a way you go about hiring techs a website an app.

Juice Doctor in my experience, hiring an employee and managing him is a full time job. It makes things even tougher when you aren’t familiar with the industry. I suggest doing some homework on who in the area is currently servicing pools. Find a good owner operator that is looking to grow. Ask them to service the 40 pools at around 80% of what you charge. They handle all chems. If the numbers don’t work you will need to run a w2 employee. This can get tough.

Never pay for accounts you will lose many of those customers in the first few weeks and still be on the hook. Everyone I've ever known who's paid for a pool route has been ripped off. I've never had to pay for a pool account in my life just do better work than the other guys and word spreads fast believe me

@@PoolRescuers how much does the tech make for the month on that pool then? That's really low my starting price is $120 for just service no Chems included. That could lead to frustrated techs not feeling they're paid fairly and cutting corners.

Pool Guy we struggle with that too we have a hand full of by weekly but it you have to schedule that in the calendar we Pool every thing in Pool assignments by work day on each route . By weekly which we don’t offer that service any longer we just have to skip on off weeks because the Calendar seems to mess things up . I like the idea of it syncing with QB because it should save time and allow more efficient invoicing I hope .

@@PoolRescuers Thanks for the info. Cali has a lot of regulation when it comes to 1099 so been on the inbetween on weather to bite the bullet on either or. Payroll seems expensive.

@@unratedent.6331 a lot of pool guys try to 1099 their techs when they are clearly w2 employees. With all the backlash Cali is getting about this, I agree with them cracking down. If you have contractors doing work for you, then 1099 them. If they are your techs, w2 them. Run the numbers, they aren’t that far apart.

@@PoolRescuers appreciate the feed back, will run some more numbers. I've been on the inbetween. I think the crackdown has destroyed more jobs then created in a lot of industries with rising prices, I guess it's another debate but I will acknowledge it's a lot easier to set someone up with a 1099. It's still possible in Cali to set up some sort of business license in order to 1099 and they would see more of there money with the ability to write things off but idk if techs would do it and if that loop hole would be closed in the near future and I should just payroll. Guess I'll just have to adapt. Thanks for the videos btw, been sending ppl your podcasts and they like them. Been diving deep on the bead blasting and wet blasting
