This is great, but from what I know is that the cabin crew doesn't usually have the authority to do upgrades. It's the ticket agent if you want the upgrade. (It differs based on airline)

The flight attendants don't control where you sit. The people and the desk before you board the plane are the people that actually control your seats

You need to do this with check-in staff as they have the power to upgrade but only if seats are available obviously. Maybe on your flight this didn't work with the flight attendants as there were no empty first class seats
