Played a YEAR long campaign (Storm King's Thunder no less) with a Barbarian (me), Rogue, and Monk. Absolutely no healing, we got our shit pushed in every single session.

I personally LOVE doing campaigns where there are no clerics or bards to heal or revive the players in serious campaigns. Makes the players actually engage with the plot more knowing that there is a high chance a foolish decision will get them killed irreversibly

The last campaign I ran had all the players deciding to make their characters without a care for what anyone else was doing, except they all agreed to play good guys. We ended up with politician cleric with barely any healing and no combat potential at all (secretly evil), a half-orc ranger lawman who absolutely maxed out Intimidate but could barely use his crossbow, a kobold Artificer with no combat abilities whatsoever, a grad student Diviner who not only had no combat ability whatsoever but also actively tried to avoid any and all adventure, a half-elf lawyer Bard with no combat abilities whatsoever (secretly evil), and a blind Monk who was the only party member who could actually fight. To make matters worse, their motivations all had them constantly at odds with each other and unable to agree on what was right and what was wrong. You could basically assume the entire two year campaign had Yakety Sax playing in the background, and it was all about them failing their way to saving the day.

Satine really hit on something I've been trying to do with my little brother. He wants to be a dragon, and I've been bending over backwards trying to make it happen without ruining the game. He is a dragon, but he can't openly show that to everyone, because he is a black dragon, so people will react violently to seeing him. So he is disguised as a dragonborn when in normal society. This limits when he can break out his powers, while still making him the badass dragon he wants. Over time he might become a bigger dragon, currently wyrmling size, and if he becomes a famous adventurer, he might even be able to reveal his true form to society. So there are limits to what he truly wants, but he might attain it eventually.

I saw a Digimon dnd game where someone kept rolling low against and Ogremon that was described as break dancing to avoid the hits. Another was a Warlock who was rolling low and instead of missing his Patron had accidentally cut their connection like a phone call. It was hilarious seeing an ancient Leviathan apologizing like: "Sorry I think hung up, what did I miss?"

Losing an arm is also my most fun experience as a PC. Mine did it because he was sort of a megalomaniac schizophrenic who was convinced he was the main protagonist of a story and thus essentially invulnerable, particularly in an epic battle. It took him that unwinnable fight to realize that main protagonists generally suffer a setback early on in the story, only to come back stronger later on. Yeah, he wasn't the wisest of bards.

That is a fair concern generally. Also, one of the most common schizophrenic delusions is believing that an event, conversation, other person’s choice, etc is about you and centers around you when it actually doesn’t. So believing that his character had this grand destiny to win an unwinnable battle is completely consistent with the condition. Especially when paired with megalomania (which is not always true of schizophrenia in the first place).

Casual point for DMs: an enemy master swordsman may disarm me as an equal master swordsman, but never in my wildest dreams will a high level master swordsman just nat 1 and drop their sword... theres a big difference between doing something cool with nat 20/1 and actively trying to humiliate a player at your table, make it cool, don't make them wanna quit

Yeah, I was surprised to see this not brought up. Critical fumbles are a very polarized rule. Im sure satines session 0 will cover it, and people opt out, but it's definitely a rule to use with caution.

I want an all fighter mercenary company. Soldiers of fortune who are still able to differentiate themselves. They could have different loadouts and different special traits. You can make Str fighters you can made dex fighters, and you can make charisma fighters with specific battlemaster maneuvers and inspiring leader feat. An all fighter group would be great for a campaign of fighting wizards.

Heck, each of the different martial archetypes could make for a great party. Battle Master for tactician, Champion for simple and straightforward combat, Samurai to be the party face, Eldritch Knight for a bit of magic to the group focusing on Abjuration and Evocation, then Arcane Archer for magic as well but with a focus on ranging.

I had that campaign before, dm called it Soldier’s Fortune, where all our characters in a massive battle desert their armies at the same time, before going on to form a mercenary company. We had a combat medic, a smart shield master fighter(tank/control), a champion fighter(striker), and an archer. Really good stuff

Had a Dm who was a sneaker head who had an Party NPC that he had that was a “weapon”-head so Like how he was with shoes but with swords and weapons. He would roll a d20 and if it was high he knew what it was and if it was low he would make up some bullshit and usually have his own NPC get called out by the store owner or shopkeeper.😂😂

I was playing a level one sorcerer and rolled low on my spells every attack. Instead of just having me miss everything and just fail, he made it so I affected the environment in advantageous ways by having trees fall keeping the enemies from fleeing that helped the rest of the party which made me really happy.

My DM gives xp from us avoiding encounters too,if we are smart enough to avoid the fight we get to keep our health and we don't miss out on leveling up.

When I DM I give xp for dealing with encounters. If you kill them all, xp. If you convince them to leave, xp. If you manage to sneak past them all, xp. No specific style of play is rewarded, just interacting with the game and encounters.

The talk about being ok with failure made me think of a fun thing during a campaign. We were in a wagon caravan, fighting a thing, and my axe got stuck, and my character had anger issues. I started kicking at stuff in the wagon. My buddy was on the edge of the wagon, made the save, but fell out. His spine was pulverised, and so I had to carry him until we found a surgeon

One of my favorite characters, was a Kobold Paladin named Sir Pelius the Blue. A cobalt blue lizard boy, in full plate with a sword and shield. I used him in 2 off sessions in our “Wardens of Lexington” setting. And he was a MASSIVE fanboy of our mainline campaign heroes (The Wardens of Lexington) his amulet that he used for divine magic is a shoddy recreation of the Warden sigil that he made himself. He is a pint sized, overly trusting, goober and he hero worships the Wardens like the world ends tomorrow.

The group that I DM for has asked me to stop narrating their failures. They love when I describe their successes, but if I start describing what happens after a Nat 1, they start whining “Yeah. I get it. I failed. Move on.”

Another thing you can do is try and make things funny. Obviously, it depends on the tone of the story but that can definitely help. Like in my most recent campaign I DMed for, I had an older guy who mainly used ranged weapons bc we couldnt just throw himself into the fray anymore, but he was still fit, so he had a plus 6 to athletics. I had a character decide to run up the stairs and as a joke, told them to roll acrobatics. They rolled a 2. So I explained how they were running up the stairs, caught their foot on the top stair, and faceplanted in front of everyone, taking a few points of damage. The PC was extremely afraid of being hurt, and immediately started crying out for someone to help. So this old guys goes up to carry the person and rolls a nat 1. So I explained how this dude went to lift up this full grown person and it was too much, and he threw out his back. Sure, that isnt particularly funny, but trust me when i say that the entire party was rolling as I explained things in detail. It's all about layering on the jokes to make things fun for them.

My favorite nat 1 has to be the time I tripped on my cool ranger cloak and shot an ally in the shoulder for 2 damage. Not super flashy or detailed, but it wasted my next turn standing up from prone, and was pretty funny.

Old Comment is Old, but I love Nat 1's in combat. My group has a table 1-100 in which something happens because you got a Nat 1. Could be that you over-reached, so nearby enemies get an Attack of Opportunity, or you accidentally hit your ally, and its always funny to us, especially when we get several in a single session. It's like, "FUCK, I'm just having a bad time in this cave right now, 2spooky4me". I think it helps because, instead of narration in how you suck, which can feel like rubbing it in, its instead an applicable mechanic that roll for and then move past. In regards to Skill Checks, Nat 1's should have no bearing on narration because Nat 20's don't either, since they aren't automatic failures or successes like they are in combat and with saving throws.

I think it's neat that some of these things that you custom as a DM (in this talk anyway), the creators have added to books. They recognize that some people are focused on the rules, so they add fun variants. Like Winged Tiefling is a variant you can be in one book (SCAG). Flock of Familiars is in one book (Lost Library of Kwalish), as a spell to make it a bit more limited and balanced.

When I had a long running game I used to have the PC's make alternate characters all the time. Their was this one adventure where one of the PC's got left behind into a place I couldn't even slightly explain him popping up, so the PC's were all about 17th or 18th and that new, drop in character was like a 5th level thief. The funny thing about it, is that that character rolled like all 20, and didn't fail anything so the PC's thought he was actually their level... unfortunately he got meteor stormed and died in the final fight, but everyone was rooting for him

“You can make a buff badass character but then the dice happen” really applies to one of my rogue characters I made to be this badass Ranger turned rogue and Hunter but he rolls really bad in combat so reflected that to make him abit more goofy and he really relies on sneaking around more than his attacks

While Satine is totally right that you can bend the rules as a DM (bending the rules is in the rules), but make sure your players know that you're going to do that before they join the game. It's bad form to maim someone's character or subject characters to "fates worse than death" if someone didn't sign up for that, since it's not a typical part of the experience. As a role model, Satine encouraging DMs to alter PCs outside the rules without that clear disclaimer is a little disappointing, because I know at least one person who watches this will go do that without their players being on the same page.

Yeah, I was hoping brendan would have paused to explain the critical fumble rule and use it with caution, but he sped past it. It's a very polarizing rule and should be used with caution as it usually subtracts fun from the game.

Something I do with the Bard or certain things in my campaign, is I ask them what it looks like or what they or do. So with example for the Bard, they are like "I Vicious Mockery". I go "Ok so what do you say to "mock" this beast?" or "I give Bardic Inspiration". "Ok well what do you do or say to give that to a player?" I think another big thing that Critical Role has catchphrased is "How do you wanna do this". Where you are fighting this beast and you are delivering this final blow. How does it look how do you perform this feat of doing so. How does the spell look as you finish this thing off. I think a cool topic for a show like this is homebrewing new races or reskinning new races and what that would look like and how it would perform, as well as how someone might introduce it to their campaign as a PC OR as an NPC

31:30 This reminds me of why i stopped using experience for my games, and my few dm friends have done the same. Homeboy paladin fighter half-orc was 35 xp away from leveling. He wanted to level so badly during that session he repeatedly threw us off course of an actually time sensitive mission, just to find a black bear to kill. We literally had to get our bard to cast charm person on him to get his PC to stop wasting time. The characters were concerned for his health, as he just kept walking around muttering about murdering blackbears. In hindsight it was hilarious.

So something I would like to add to the discussion of balancing players home brewed powers etc would be to study the game. Study how the game balances it's own powers, what is acceptable levels of power at certain character levels and how the official material streamlines things to make them easy to use and keep track of. This will sometimes lead to you finding the perfect ability to re-skin to match what the player wanted thematically but with time and practice like most things you simply become better at being able to throw balanced, interesting home brew stuff together on the fly. Additionally looking at other peoples home brew stuff is fantastic and studying game design/balance in general is helpful if you really want to go the extra mile or are just an enthusiast like myself.

As a DM, I do not ask for back stories. It ends up being 20 pages no one wants to read. I do a 10 minute interview involving seven questions, and that tend to unlock content for the players as they see their characters in a new light. Then I ask them whom else in the group that they already know and how. You end up with friend groups who almost always have an overlap. Leveling is also different. I found XP a headache to track. So I do milestone BUT I also award "tokens" (1 per session max) to any player that does something above and beyond (heroics, great RP, fantastic ideas, etc.). They can cash these tokens in as Inspiration, or cash two to pass Death Saves...or, if they save up 10 of them, gain another level. Before anyone panics, in a year long campaign, I had ONE player level ONCE through this method.... and we played every week. They took their tokens VERY seriously. Magic items were almost all home brewed and leveled or changed with the characters. My next campaign will be an urban setting with all the players having grown up in the same orphanage. They've been apart for some time and reunite for the funeral of their former House Mother. So they'll both know each other but have secrets.

I got to this adventuring academy ep after the ones featuring the ones i recognised from dimension 20 and critical role, but this is by far the deepest and broadest GM wisdom delivered so hard and fast, i had to stop and take notes multiple times.

This is a great chat and shows that there’s no one way of setting up a game. For example, the Dungeon World RPG is specifically built on the PCs making the characters together, only one of each type/class in the party, but I also like the character building in isolation or even a one class type game. Another example, Blades in the Dark is an RPG when you’re a group of scoundrels doing heists and other thief’s schemes.

We have 2 bards in our group, and I have determined that I want to be a bard. They haven't functioned as bards this whole time, and barely used inspiration or healing word. My PC has a backstory thread where she composed a song decades ago that has become a tavern favorite and no one knows about it but her. My DM keeps mentioning the song and I can't wait for my PC to be revealed.

I feel like if a group didn’t know what everyone else was playing, it would incentivize them to take less specialized classes/subclasses to avoid glaring wholes in the party makeup. At least for me. Like maybe I want to play an arcane caster, but I’m worried there won’t be any tanks or healers to keep me alive, I might be driven to make something like a Divine Soul Sorcerer or an Armorer Artificer instead of an Evocation Wizard. There was a brief campaign I played that had a Paladin (me), a Rogue (my brother’s first character), a Bard (who was… frustrating), a min-maxed Barbarian and a low leveled Alchemist NPC who had been acting as our guide and translator. We had two guys who excelled at absolutely destroying things in melee… But when we encountered the big bad who could fly and shoot multiple lightning arrows each turn (on top of a Naga, several assassins monks and a Kitsune mercenary that the DM had leave out of pity), we couldn’t do anything. At least I had a compound bow, so I could at least hit him, but the Barbarian admitted he could only think to throw his super giant anime sword at it which he was hesitant to do, the Rogue’s throwing daggers didn’t do much and the Bard’s enchantments which after the first few failed to stick on the boss, the player got frustrated and sullen. (On top of us accidentally triggering the final encounter when we had all been ready to take a long rest.) It meant that some encounters were a total curb-stomp, while the last one made us feel fairly impotent and useless since we weren’t prepared to fight at range for the most part. Ultimately we decided to try running away. We backed up into a room without line of sight to the boss, smashed through the wall, used the Naga’s corpse to repel down, then try to flee when we were all about 1-2 hits away from being downed. Between sessions, my brother suggested using a Potion of Enlarge Person (he spent his gold on a bunch of random potions, equipment, tokens, etc.) to make the Barbarian big enough to try and reach and grapple the boss when he wasn’t flying too high. Eventually the DM threw us a bone and had the NPC extract the Naga’s paralytic venom to coat some arrows and hit the boss, causing him to helplessly fall to the ground to be killed. It really didn’t feel deserved.

Man, I really didn’t like that Bard player. From what I understand, he wanted to make a suave James Bond type seducer, but he just came of as kind of… a shabby homeless dwarf who would use magic to have sex with women above all else. Not even caring that assassins had shot a threatening message through our window and knew who we were. For instance, one of his first opportunities to shine was to get information out of this guy who had a medallion with the mark of an evil cult on it. He either cast the Enthrallment spell or the Fascinate Bardic performance on the guy, thinking it would make him do whatever he said; because he never actually read what his spells did. Once the DM explains that it doesn’t do what he thinks, he immediately loses interest and has his character walk off, leaving me to do the interrogation by myself. - That Kitsune character I mentioned? When we accidentally triggered the final boss battle, she cast an AOE enchantment of her own on us. The Barbarian succeeds, the Rogue fails. (I roll a 2 and panicked, until I remember that I’m immune to charm effects.) The Bard luckily had been standing just outside the spell’s radius so we just had to worry about the Ro- Bard player: “I want to retroactively move my character into to spell’s range.” Everyone else: “…what?” Bard player: “Because it would be funny.” DM: “Okay…? Roll to resist it, I guess.” Bard player: “…That’s a 3. So now I’m just looking at the hot fox girl, right?” Everyone else: 😡 The DM decides to just have her leave shortly afterward when the Bard failed to break free. The player was upset, because he wanted to be the one to “seduce” her… - There was also a part where the rest of us were fighting a Rakshasa in the house of his human identity. Again, the Bard tried casting one spell on the enemy, then got upset when it resisted it. He proceeded to start building a fort out of furniture and vases by the fireplace while we are still fighting. Then the Rakshasa turns invisible. We are afraid that it was trying to escape and we ask the Bard to try something, ANYTHING, that could help us find or trap it. Maybe some sort of divination spell, or a spell to blow the soot from the fireplace across the room to find his footprints, summon a creature, use an AOE to try and hit it, Dispell Magic? Or perhaps just something to help secure the exits so it can’t easily runaway. After much gripping he agrees to help and uses Mage Hand, to knock over a vase. End turn. Honestly I just don’t think he wanted to play anymore and just did that to pass his turn.

The one thing about rewarding players for "doing more" is you have to be careful about creating a positive feedback loop with the player. I've done this in the past where a player gives me exciting background material, or role-plays very well, or creates exciting story beats, and I award the player more for doing such. Both in terms of mechanical and narrative awards, and it makes sense. But at some point I'm just giving that player more than my other players and therefore giving them more opportunities to "do more" and therefore the other players at the table fall further and further behind and "do less". I've had multiple campaigns which ended up focusing so strongly on a single characters arc that everyone else felt left out. Of course "player A" is doing the most! The game has become their story! Some players are naturally very pro-active about their characters, and that's great! Others are more shy, less experienced or just generally more reclusive. I really think that "doing more" as a player is already its own reward. The game is more exciting the more you put into it. The players who "do the least" are the ones who need the most support.

I have a mechanic that I call "inheritance or imposition". The basic premise is, based on either backstory elements or choices made in game, PCs gain certain unique advantages through parentage/blessings/curses.

What I started doing (my current game has XP and I regret it so much) is that even if they don't end up having a combat encounter with a creature and instead talk their way out of it, I still give them XP for finding a solution. They still overwhelmingly are murderous, but...

8months later but some advice. Try giving a greater reward for beating an encounter without a fight. Think of video games. Sure, killing the guy gives you 10xp but you get 20xp for passing that speech check and convincing them that it's not worth a fight.

This is a great discussion that covered many interesting points. I have always appreciated Satine Phoenix’s creative endeavors and her extensive involvement in the D&D community and deep insight of the game, as well as the many charity projects she has supported. And, so happy for her with news of her recent marriage-it is wonderful she has such a supportive and similarly talented and creative life partner. Side question: Whatever happened with her work collaboration with Ruty Rutenberg? They used to be very closely involved in various D&D projects and seemed to be good friends, but now they apparently have no interaction with each other (and he seems to have dropped out, at least publicly, from the D&D community). I am just curious if any official explanation was given.

Everyone starting with the same class is such a fun idea. So here we have a band of bards, you could do a thieves guild going out to save the day and then multiclass. Or you go with the JoeCrap cleric joke and send out the A-Men with a bunch of different domains. Such a fun idea.

10:00 To each DM + players at the table it is obviously their collective choice how some of the rules playout, but Nat 1's should never be doing that unless everybody at the table wants that. To clarify, if say, the DM wants to try that but the rest of the table doesn't want to... it shouldn't happen. HOWEVER if the table as a whole does want that to happen, make sure it's fun/funny/cool and sticking to the character. Don't have you level 20 master sword fighter who could 1v1 a demigod or even a minor god itself... trip or drop their sword or stab themselves...

I was in a game of pathfinder 2e where we all created characters independently and you can really see the level of trust between the players. We all knew each other for years and so when we showed up for the first session. Everyone showed up as a healing option class because everyone assumed everyone else wouldn't choose a class with any healing options and they wanted a healer in the party XD We still had some variety with a combination of Champion (renamed paladin), bard, cleric, a sorcerer with divine casting, and an inventor that could heal by pressing their hot/shock weapon against a target and burning the wound closed (surprisingly good heal). It's hilarious because immediately after the first fight it's like 'alright, everyone heals up to full in 10 minutes and everyone is ready to go again without expending any resources.' Skill checks are a bit of a problems since there's a lot of overlap besides the inventor but we manage to still have a lot of fun RP between characters and NPC's.

Balancing powerful stuff can even be done with roleplay consequences in stead of curses of restrictions. In my (pretty over the top 30 yo Runequest campaign) one of my players characters has a True Sight abilty, that is effectively an ‘at will’ ability. And the only drawback it has is that the character will get a headache from using it. And that headache has zero rules attached to it. But that player very sparsely uses the ability because the character avoids the headache.

I’ll be honest, having dmed for almost the same length of time as his campaign, having a 6 year long campaign, making the stories interesting is almost having to continually traumatize their characters. Him talking about the tpk/tpd is pretty much the light in these long campaigns. I remember making an entire years worth of the plot basically 3 of the players assisting 6 new players try to find one of the older player’s old character, which was chained and held aloft in a large chamber. And each beginning of the sessions i would kinda give the party insight into the condition of him. Hung up in chains and lifted in the air, theres a small platform under his feet attached to the wall so his arms don’t atrophy, so on so forth. There was always a worried face on the new players, and they always were creeped out by the scenes i would describe. The bbeg walking in and taunting the character. All the sick things he would say. Made the players want to save him more and more.

If the party doesn't have a healer, I would likely significantly increase the availability of healing options. Potions are cheaper and/more commonly dropped, a reusable magical healing item is at the end of the first significant fight, stuff like that. I'm not going to punish a party for wanting to play their preferences but rather work around it for their benefit.
