Dyeing vegetable tanned sheepskin leather...with coffee!
Soaking leather in water is rarely advised as veg-tanned leather on its own is not waterproof. Coffee beans contain oil which hopefully helps to minimize the damage if not soaked for too long, but I wouldn't recommend this beyond small accessories and denim patches.

Try beeswax finish. Rub warm beeswax on leather and melt it in with a hot gun. It makes leather darker and gives it rustic, used look. Your leather getting really stiff after soaking is not good. Well tanned leather do not do it. That separation of layers is also bad sign. You have some bad (too short) tan or little rotten skin before tanning there.

Did you soak in room temperature coffee?

It was hot when I poured it out but it cooled down during the soak.

@@distressedtailor maybe the immediate heat might have reacted..... My white leather bag once got soaked in iced coffee and I didn't notice, then a portion of it became tan..... But still soft ☺️

@@jubayerrashidtalukder5928 Naah. Good quality veg tan do not stiffen when soaked for some time. I soak my leather in too hot to touch water before wet molding it and when i dye it black i soak it for several days in iron sulfate solution. Comes out soft as before.
