I think there's three possibilities: 1. Different Cybermen are a result of parallel evolution. 2. They are the same race, they just adapt their armour to the environment and situation. 3. Cybermen are products of Mondas. They're meant to be the same, they just look different on camera. Any or all could be true, it's a big universe.
This is what I love about the Classic Who fan community, writers and fans (and writers who are fans) piecing together extensive lore based on fragments from stories that were never intended to have a long continuity. I guess I'm in the minority but I still think the cloth-faced versions are the most original and unnerving. Their way of speaking by simply holding their mouths open makes it appear that their vocal cords are being manipulated and what's left of the person inside has no way to stop it. The machine using the body as a tool. Frightening and original, made all too real with Bill Potts.
They were 'my' Cybermen, in the same way everyone has 'my' Doctor. As a 7 year old I was terrified by the cloth-faced Cybermen with human hands. They were still part human. Now they are just robots
If only it were possible to reissue this book with an update. I mean, Skilleter is still doing stuff and I get the feeling that with added bits of lore from Silver Nemesis onwards (including all parallel universe stuff) it might be fun!
Well, you just made an Ebay seller happy! While I prefer the multi-origin theory - as it makes them wholly different from the Daleks - , I love all the behind the scenes stuff on the Cybermen.

Well this video came out of nowhere and what a mindphuck it has been! You look mentally drained near the end I noticed. I do also think think by the end of Silver Nemesis that the Cybermen as a whole were kaput except for a tiny few sub-species, if The Doctor hadn't travelled to Pete's World I don't think we would have had any new Cybermen stories, The CybusMen saved The Cybermen by merging with them.
I suppose you could throw in a touch of different manufacturers, in the same way that SAAB and Renault and BMW all make cars. AND different models of the same car. Plus a few specialist versions.
The problem I have with the convergent evolution explanation is that it's not how convergent evolution works. Yes, organisms will evolve to fill different niches, but not to the point where Cybus Cybermen and the Exodus ship Cybermen independently developed the same design, right down to minute details. A hyena and a dog look similar, but they are not identical. Furthermore, what are the odds of every human civilization independently coming up with the name 'cybermen' to call this new race of cyborgs? I also don't like the David Banks timeline, because it implies the OG Cybermen were and evolutionary dead end, gives all the credit for Cybermen's survival to this off-screen Cyber-Faction.
