Shimano XT 12 Speed M8100 - Updating an old bike | Worth it? Part 2

I've never had a real issue with Shimano 3x10 but times are changing so I am installing Shimano XT M8100 1x12 on to my bike. The question is, is it worth putting this on a 7 year old bike?
This is part 2 of the build process. I complete the build, test ride and give my initial thoughts.

Great video. I agree that going to 1X12 doesn't really make pedaling uphill any easier, but it does simplify shifting and reduces overall bike weight. Best component for uphill is fitness!!

If you lock out the suspension before going uphill you will notice how Easier it is .. Having the suspension active whilst going uphil is totally counter productive . I have the suspension on mine locked out always .. And put some old school bar ends on the bike ... also works wonders

It depends on what you’re gearing was before. On a 3x10 the 22-36 is a similar gear range (17.9 gear inches) to a 30-51 (17.3 gear inches). Yes it’s easier but not by much.

Went from 9x3 to 11x1 last year. Great improvement. Have not missed the 3 front rings once.

Hi Colorado Biking. Very handy video since many people are now probably thinking about upgrading their bikes to the new shimano 12x groupset, specially the Shimano fans. I have actually just upgraded my Scott Spark from a 11 speeds group to the new 12x shimano XT. Funny that I had exactly the same issues that you had. First my bike came equipped originally with a direct mount derailleur hanger for which the new rear derailleur is not compatible as you figured out during the installation. I also never realized that incompatibility when I bought the group (quite strange that shimano is like walking backwards regarding the direct mount standard) anyway I had to order a new derailleur hanger for my bike - a non direct mount one - and was forced to put my upgrade on hold for couple days waiting for the new derailleur hanger to be delivered. The second issue you had I also had here: the chain length recommended by shimano didn’t work. As you said shimano recommends having for a full suspension bike 5 to 6 additional links + the quick link but same as you I found out that it was looking too long for my bike and I had to remove 2 links, leaving only 4 additional links + quick link which is what shimano recommends for hard tail bikes. Quite strange. And lastly the issue to shift the gear to the 51t cog. I also struggled a lot to get it properly setup, for a while I was thinking the problem was on the B-screw but in the end it was just about cable tension as you mentioned. Anyway despite the issues faced along the process I also agree that it was worth to upgrade the bike to 12 speeds. As you said it makes the shifting simple and takes away some weight from the bike as well as leaves the bike with a nice and clean looking. I liked it. Thanks for sharing your video and your findings during the conversion.

2:25I see you disconnect the shock, I haven't tried that. What I do is to bee sure I empty the shock & compress it. you have to make sure it's long enough to clear when the axle is at the its furthest, this varies, there are different types of suspension designs. There are several things that will change chain length, chainstay length, chainring size, cassette size, jockey wheel size, suspension design or no suspension. then you can get away with running medium cage on 11-50T but on full suspension you can't. length will play a role in how long the chain needs to be. in my case it's uncut KMC chain. I think its 114 links.with 11-46T & 34T or 32T oval that works nicely. gonna see how it works with 11-50T x 32T oval it might work, but I will see.

Best XT8100 install out there. thanks. I think I screwed up my chain length. I've now got 2 master links in my chain! if i take two links out, Im too short.

Another cool aspect is you can add an under bar dropper lever now that the front shifter is gone.

I think for me 11-50T x 32T will be a good combo, I have tested 34T oval which was too high, so I went down to 32T which was perfect, just enough to not run out of gears. most palces I can't reach much faster than 54km/h for those spots I could there is traffic. there might be one spot I could with no traffic, but never tried. I stop for photos for trailforks anyway. 😄

This bike is not old . I have an XCR enrage the yellow one plus ORBEA ridion Mountain bike , this bike in the video has the same frame patten as my ORBEA . when this yellow bike gets old ? I will be able to afford one .

shaun well it turns 8 this year. It you listen to the cycling media it’s a total has-been 😁. That said, as I state in the video it was cutting edge when it came out, one of the first truly good 29ers. So, it still holds its own today. Which is good as I won’t be in a position to replace it for another couple of years...

@@Roaming50 I dont listen to any sales Media at all , I see bikes as they are . Some of the bikes I fix are about 20 years old and they are worth £5 - £10 with good wheels but very low tech back in those days . I think they should inprove on the disk size for less stress on the caliper with these new bikes but people prefer hydrolics for street cred . They even fit them on BMX now to bump up the cost.

Thank you. I am fitting a 13-52 cassette to my recumbent trike. I currently have 22-324-44 chainrings. I am trying to decide whic single chainring to go with as I like them all. I do loaded touring in hilly country. Your video has been Very helpful.

I guess you shouldn't shorter the chain by the next 2 links. The length was OK. I did it on 1x11 and after removing 2 more links the system was less accurate and a bit noisy. But as I said... it was 1x11, I'm just preparing for m8100. And thanks for detailed video.

I would describe it as functional over fantastic. I find the thumb push a little too firm for my liking, 10-speed shifted so lightly; this one is very different. Shifting is good though always reliable but can be a little clunky when under pressure.

Chain length is: 2 max diameters + 2 comlete chain elements (see in the instruction of the M8100) :-)

interesting... that is a nice looking bike for being 7yrs old.. I've got a 2018 Trance Advance 2 w/ a SLX 1x11 speed drivetrain.. I've been debating a 12 speed upgrade. ..not sure it makes sense for the cost.. still tempting however. however I may get a 29er to go w/ my trance instead which would be nice.

Thanks for posting this. Thinking about going to a 12-speed on my 2016 Haibike. And I didn't know Biopace was still a thing. I have that on my 1988 Schwinn High Sierra mountain bike. Lol.

My frame is non-boost, so I'm locked up in the 1x11 forever for that bike 😔 1x11 is not bad either, I'm still running the same range as a SRAM NX Eagle but I'm concerned about replacement parts in the near future 🤔 let's not mention the shock size, Fox doesn't make them anymore, so I guess it will last until the shock dies or I resign to use some Chinese brand instead as a replacement.

Juan Carlos Alpízar my frame is none boost as well. You do not need boost for 1x12. You do need a compatible hub.

9:15 smaller cog means higher gear higher gear for higher speed, lower gear for lower speed, bigger cog means lower gear.

my lock ring kept loosening too. I think the cassette is so wide that you cant get enough threads to bite. I bought an aftermarket TOKEN lockring with more threads

michael beach make sure the 10T is installed correctly, I think it’s easy to not put on right. After my first ride I took my cassette off and installed it again. Since then I’ve had no issues.

Personally I've put a SRAM NX 1x11 on my 2006 Specialized stumpjumper FSR comp, and after a year and a half, I never want to touch a left shifter again.

Thanks, good video(s). Questions: 1. did you have an oval chainring on the previous setup? Is not (1.b) did you notice any significant change on that? 2. what was the cost of the upgrade kit? I had a Peugeot road bike with oval chainring back in the 90s and I thought it was great, I had problems to find them for other bikes in later years.

I had previously installed oval on my fat bike when I converted that to 1x11. I liked it enough to put oval on this bike as well. 90s oval was probably Shimano Biopace which fell out of favor. Current ovals are “clocked” differently to that. As for cost, not sure. Most parts were bought from Worldwide Cyclery; shifter, rear mech, bb, crank and chain. Then there was the microspline freehub for the DTSwiss hubs (-$90) and the absoluteBlack chainring (-$65).

Thanks for the great vid. But I'm a little curious why you would have any inkling that the 3x would be lighter. Think of all the material that is removed from the bike.

Tom Elew delusion. 😂. The rear cassette is quite a weight compared to the old one and the rear mech is heavier as well but yeah, three was a lot of weight is the 3x that came off.

I think both are good systems. GX in my experience has a lighter shifter but it’s one click at a time. XT allows you to shift multiple gears at once but is a lot firmer.

looking at converting to the 10 -45 on my bike in my case it will give me both a higher top gear and a lower low although I might not find myself using that low climbing all that much but I do run out of top end down hill. It will give some more top end it will be interesting to see how much if I do it.

Are you going to go to the I spec mounting brackets for the levers? You could also add the Shimano dropper lever that way.

None at all until just recently. If I back pedal in the largest cog it may drop down one or two gears now but it never used to to that. I had a year of faultless performance so I'm putting that down to chain stretch or ware on the cassette now.

It’s an absoluteBlack oval chainring. The science behind it is that you get more gear ratio in the part of your leg rotation where you generate more power and less gear ratio where you are weakest. I find it does not make you any faster but it does balance out your power making you smoother and I tend to feel less beat up with it.

PornobrillenAli where I live most certainly. Front Range riding in Colorado usually means sustained granny ring climbs and bombing big ring descents. If I had one complaint on the XT is that it’s 511% range is not the 600% I had before. I geared it for the low end but I lose out on my top speed... Truly I did not need 600% most of the time but a 550% would be nice.

Hey, what do you think, regarding the diagonal chainline, when climbing? I had tried 1x11 on my Fat Bike and felt so relieved when I could go 24/36 (2x10) again, as it is so quiet and smooth. With Race Face narrow wide in front, in sand and dirtI it became more a mill, than a transmission. Had some chain drops, too.

Fat bike may be more extreme than a regular trail bike for chain line. On my fat bike it is fairly severe but does not cause any real issues. On my Santa Cruz with the XT 12-speed it is totally flawless. The chain line is not bad at all. I will do a follow up video in a month or two to answer many of the questions I have got. Stay tuned!

I am confused are you a professional Mountain Bike Rider ? Why the upgrade i switch to XT but i kept my same concept 3x7 on my K2 i dont jump rocks i jump buildings and pools sidewalks do i need this 1x12 ?

I'm a long way from a professional biker but I try to keep with the times (within reason). There is no need for you to change your drive chain if you are happy with what you have. I've been running 3x drivetrains for decades and never felt the need to go 2x and was waiting on 1x until my current drive chain wore out. I could have replaced it with a similar 3x but why bother when the 1x is simpler to use and almost has the same range. I will agree that I am not as fast these days but that probably has as much to do about my age than the drivetrain :)

0:44 have you been lucky with Shimano xt m785 brakes you got there? So far All Shimano brakes I had leaked at some point, 4 sets leaked under m615 2 year warranty, also threads for Torx bolt failed. but now M6000 leaked after few months, and swapped lasted few rides, swapped, lasted few rides, Unacceptable.

I've had no issues with them. They're 7 years old. I bleed them occasionally. One time I ran out of fluid and in an "emergency" ran them with kitchen grape oil for 6 months. Worked fine🤪 I don't recommend kitchen oils though. Turns the oil black....

@@Roaming50 Ah I ordered the 10-45T, because I like gear ratios to be close to eachother. I'm actually in the process of swapping out old components from my trekking bike with MTB components. I even need to rebuild the rear wheel with a different hub and spokes lol But I'm finally getting rid of that nasty triple crankset! 👍

@@QoraxAudio Yes it very much depends on your terrain. In Colorado I very much wanted the range. Now I live in the flatlands of the midwest, 10-45T would be fine.

After this up grade, do You have a problem with droping chain on cogs 51 45, 37 (three bigest cogs), when pedaling backwards? I did the same up grade in my Trek and now I have a problem with the falling chain ... The chain line comes out about 50 mm, and yet the chain drops.

I had no issue with mine until about 10 months in when I started to detect the first drops when back pedaling. I put that down to wear in the drive train. When you got your cranks are you sure you got the non-boost cranks? Most places sell the boost version which if you installed that would definitely put in a bad chain line.

Hi Kerry, that's a great video and I got confident to perform the same upgrade on my 2015 Canyon Nerve AL 9.0 after watching it. The only issue I'm running into know is about the chain line. I can't pedal back a full rotation without dropping the chain by 3 to 4 sprokets on the cassette. Have you had similar issues? Or not at all. I'D be highly interrested in sharing experiences. I had no issues with back pedaling until about a year in when I presume the Xt cassette or chain was wearing down. I have a similar set up on my fat bike and on that the chain ring was dished allowing you to adjust chaining. Take a looks to see if rotating your chain ring is an option. Are you using your original 3x cranks? If so, your chainring may no be aligned correct.

@@Roaming50 Thanks for your quick reply :-) I got the entire M8100 groupset except the hubs. So my crank is FC-M8100-1. The front chainring is a Garbaruk Melon Narrow-Wide oval. Quite similar to the AbsoluteBlack. It already provides an offset inwards to accomodate the chain line - it just seems that this is not enough. Thinking about converting to 2x12, as this seems to suit my frame better ...

Another thing to look at is your bottom bracket. Some have spaces that allow adjustment of chain line. You may be able to slide the BB in a bit.

I wonder if 116 links chains work on full suspension bikes. How many in total did you cut off the 126?

It depends on your bike. Just wrap on the chainring and 51T and then add 5-6 links (video at 2:08). If that feels too long you can shorten if needed. This is a good written guide (not mine): dansbikeblog.com/article/how-calculate-correct-chain-length-shimano-12-speed-drivetrain

Hey, is that bike non boost? I want change from 3x10 (24-34-42) to 1x12 (36 with 10-51), but I have non boost frame - GT Sensor Carbon Expert 2014. Will be there some problem?

Yes. It’s non boost. Mine was originally 22-30-40 11-36. Just make sure you order the non boost cranks and compatible chainring to keep chain line correct. As for the GT. I’ve no experience with that bike so can’t comment on that. Good luck!

Hi I have same hesitation about upgrading to shimano 12s. I noticed most 7100 8100 series have at least 52mm chain line recommended fo 142mm OLD. My 2020 trek marlin has 135mm will the shimano 1x12 work without issues? I reckon the chainline for 135mm OLD should be 48-50mm range. Please help

@@Roaming50 if you think about it in terms of years kinda. If you look at it in terms of style there are more retro obsolete styles of bike frames in that same time compared to yours so for me the rear suspension is more modern because some bikes still had that tall horizontal pivot up top that looked out of place.

Mine I got from Wheels Manufacturing but I could have waited for the cheaper OEM version from Santa Cruz. It’s just a regular non direct mount. Check out the Wheels Manufacturing site and search for your specific bike.

espiritu santo mtb I’m sure it makes a stronger wheel but I’ve never had a issue with my non-boost. My wheels are >7 years old with around 6,000 miles on them and still run true. I’m fairly light though...

Santa Cruz bikes use similar hangers across many of their models. It’s well supported. However Wheels Manufacturing make hangers (though pricy) for many bikes so if you’re looking for a hanger specific hanger you can check them out.

I am considering the same upgrade on the same exact bike (just a different color!) My question is does the micro free hub body come with the cassette or did you have to purchase that separately? Also, sounds like if I have the original derailleur hanger (I do, I have not made any upgrades since I got the bike) I should have no problem mounting the derailleur?

I had to order the Microspline freehub separately. It’s around $90. For the mech hanger I got my bike direct mount but I think they came normal style by standard. If you have the DM hanger you can order a regular one direct from Santa Cruz for $13. Cheaper than the Wheels Manufacturing hanger. If you have the regular mount you should be good to go.

@@Roaming50 Thanks! I just found the freehub on Amazon and just like you said, it's about $90. Looks like the 1x12 build is going to be significantly more expensive than a 1x11. Thanks for your response and great videos, just what I needed.

For me XTR m9000 was too firm, but I think every thing mechanical will be too firm for me, I also got misalignment issues which can lead to pain if I shift when that happens, but also shifting a lot with hours of riding thumb will hurt at the tip, like a needle. Also the movement to shift 4 gears was too extreme anyway, I rarly did that, cus I would have to move my hand to do so, even 3 was too extreme, but gear shift had too much movement, this is bad, does not work great for adults and it's even worse for kids. Going from older shifters to M9000 the difference in resistance was huge, but also the spring in the rear derailleur will give firmer lever feel, but it's two different things, with M9000 it was a bump in the lever actuation, maybe it was done to prevent accidental shifts, but the rear derailleur spring will make the lever movement it self harder. but with Archer D1X the fit is much better, and it's painless.

I agree, the resistance change from older XT to the new is a big jump. I liked the lighter shift on the older XTs. This is okay but I can see how the effort to shift can be difficult for others. I would love to try electric shifting but no $$ for that.

@@Roaming50 the best feeling shifter I tried so far was M610 but it did not have instant release, but it was very light shifter feel, but still too much lever throw, but fit was horrible. for me there are no mechanical shifters that fit me, fit is completely wrong. So far Archer D1X is the only thing that will fit as far as I know.

It really comes down to your rear hub. Can you convert to a Shimano Microspline or SRAM XD driver? If not you would need a new rear hub or look at one of the 12-speed cassettes like the SunRace that fit on the older cassettes. The standard Shimano cassette, which I presume you have, should have the spacing to support 12 speed if your bike frame does. If you have a freehub (screw on cassette), then no you can't.

Roaming50 I have a 2015 Tallboy LT with stock shock and fork. I run a 1x10 on it. When you changed out the rear shock did it eliminate most of your pedal bob?

Honestly, I never noticed it. It does bob now a bit but my shock needs a service and nitrogen recharge I think.

zhiming law It really depends on your rear hub. If you have one that can accept a new microspline freehub (eg most DT Swiss hubs) then there is no need; you just need the freehub. If your rear hub is incompatible then yes you would need to get a new hub and rebuild your rear wheel which puts up the cost of the conversion significantly.

Hello! I'm upgrading my bike to shimano 12s as well, and I'm facing the same issue you seem to had : can't use the derailler to 12 clics as you at 01:09 on the video). You had resolved it by "adjusting high and low limit screws". What have you done exactly ? I know my H screw is fine as with no cable tension my derailler is perfeclty aligned. Don't know for the L screw because I cannot go that high on the cassette. Thanks !

The issue I had was that I was attaching the cable when the derailleur was on the 10-tooth. While the tension in the cable felt tight it was not enough to pull to the 51-tooth. I solved this by holding the derailleur in the 51-tooth position (fractionally beyond actually to allow for the cable to tension again) and attached the index cable in that spot pulled as tight as possible. Once I release the derailleur to tension the index cable I was able to adjust the indexing and the L-screw for perfect position and then I had full range over the 12 gears. The tension in the derailleur spring should be enough to all the mech to drop to the 10-tooth after which you can adjust your H-screw. I found that once I got it into the 51-tooth and got that sorted that it was perfect there after. Since then it has been flawless. Good luck!

@@Roaming50 thanks ! but aren't you talking about the derailler that can have 12 "clics", but the chain won't go up because of cable tension lack ? I'm talking about the impossibility to do 12 "clics" on the shifter. It blocks, exactly as you at the beginning of the video. Does not seems to be related to the cable tension but I could be wrong !

petoulachi the derailleur will only have 11 clicks for the 12 gears. I Don’t remember exactly what happened here, but it was related to where I tightened the index cable. When I tightened it on the 10th tooth I would not get full range. When I tightened it on the 51st tooth I did get full range.

Ghostina1 difficult to say. If it was the 1x11 and you can get microspline without rebuilding your wheel then definitely as the 11-46 cassette was horrible. But if it was a perfectly functional 2x11 then perhaps not. For me I went from 3x10 to 1x so it was a bigger change.

Well, how fast you can go on flat roads? Which tempo you can keep with 32T chainring if you ride about than 10 miles on road? I ask this because I am about to switch to 1x12 slx but I ride mixed routes with mountain steep sections and flat road sections more than 10 miles. Thank you anyway

Cycle Man I don’t pedal all that fast but when I had my 3x10 with a 40x11 top gear I would spin out at around 28-29 mph at a comfortable cadence. With the 32T oval with 10 out back I’m spinning out about 25-26 mph now. I do think my ultimate top end speed on downhills is about a couple mph slower now but I’m not often pushing past 27mph off road these days so it’s not a big deal. For flat road I’ve plenty of gearing for what I need.

Yoni Cohen you shouldn’t need of a adapters but it depends upon your bike. For the rear adapter that’s only if you have a direct mount. Check with your bike manufacturer. If they don’t have them, for most bikes, usually you can get them from Wheels Manufacturing.

That’s an absoluteBlack oval sprocket. It’s a 32T but with the oval it’s supposed to give you the climbing power of a 30T but the speed of a 34T. The idea behind it is that it sizes to a 34T where you develop the most power in your leg stroke, and it sizes to a 30T where you need the most help. Does it really work? I don’t know but I like the feel of it so I keep it 😀

The main chainring isn't even circular in motion .. it's oblong .. There must be a scientific reason for that design change . Have you had to change the rear cassette / Main chain ring and the Chain since this video ??????????

Colorado Biking no, the non direct mount! I am modifying my scott scale 2014, here on italy, shiping are on the go...and watching your video make me thinking about...i have also ordered dropouts for 12x142 thru axles for my bike, originaly was 5x135 but this bike as interchangeable dropouts system! 12x142 was on top of gamma , monted whit sram xx1 1x11, 2014 model, equipped whit the same dropouts i have purchased, maybe can fit xt-m8100 out of the box....for micro spline i have purchased hub xt, I will change my rear hub! I hope everything will work ahahah! Thanks for your video’s man!

It depends on your hub. If it DT Swiss you can buy just a new freehub (that’s what I did). For other brands you would need to follow up with the brand to see if they’ve got a microspline solution.
